With the advent of Industry 4.0 and upgrading of the global manufacturing industry,manufacturing industry ushered in both opportunities and challenges.Large-scale switchgear products are oriented to large-scale industrial sites such as rail transit,national power grids,industrial centers,etc.,it pay more attention to the product assembly efficiency and product quality.Nowadays,Using lean production theory and methods to solve production problems in the assembly and manufacturing process of switchgear.This is of great significance for reducing production waste,reducing production costs,improving production efficiency and enhancing the core competitiveness of products.This article uses the lean production methods to optimize and improve S company's switch cabinet assembly line,mainly research the whole process of products from order to production to final product delivery.First of all,through on-site investigation and collect the production information of PX switch cabinet assembly production line to find the waste points and pain points in the production line.After that,a value flow chart was drawn based on the current production status,and a future value flow chart optimization plan was proposed.Then,based on the problems found in the current value flow chart,specific improvement plans would be implemented,and specific optimization analysis was carried out from five aspects: bottleneck process flow improvement,material distribution optimization,continuous flow improvement,assembly quality defect optimization,and implementation of material consignment order mode.Finally,through the improvement effect analysis,the production line balance rate increased from 74.4% to 84.86%,the value-added rate increased by 20.12%,the product delivery period improvement rate increased by 60.17%,the single-day delivery quantity was increased from 16.9 units to 19.46 units,and the line-side inventory decreased 28.6%.The prevention of product quality defects has been effectively improved,and the improvement effect is remarkable.The paper has 24 figures,14 tables,and 72 references.
