High-speed rail industry in China has made rapid progress in the past 10 years,and has made remarkable achievements.Facing the domestic high-speed rail market which has entered a steady development,opening up the international market has become an inevitable choice for the further development of China's high-speed rail.In China's high-speed rail "going out" strategy,EMU products represent the level of China's equipment manufacturing industry has become a bright business card,frequently appeared in the global high-speed rail market.More intense competition in the international market will be a severe test for the domestic high-speed rail equipment manufacturers.How to improve the production process,so as to improve the quality of products and better meet customer needs is the problem faced by these enterprises.In this paper,SL Company's high-speed train converter production line as the research object,in order to improve the enterprise production capacity and product quality,reduce operating costs as the strategic goal,how to systematically build lean production line of LP program design.Based on the theory of lean thinking,this paper makes a statistical analysis and in-depth analysis of the current situation of SL Company's production.The main problems in the production line of converter are that the process is not lean,the visualization is not clear,the material distribution can't keep up with the production demand,the production layout is unreasonable and the production equipment affects the production rhythm.The reason for these problems is that the production line of SL Company didn't use LP to guide production.According to SL Company's product characteristics,organizational structure,technical equipment and other actual situation.Using LP method,aiming at the existing problems,a new solution is put forward,and a LP line of high-speed train converter is constructed.In the technological process,through operation time analysis and "ECRS" method,we adjust the bottleneck process and low consumption process,and establish a "flow mode" lean process for high-speed train converters,so as to achieve the necessary work with the least manpower and material resources.In the visual system construction,improve the state of visual products,and the operation skills,operation personnel,material requirements,tools set process visualization improved,greatly reducing the time of search and communication consumption.In the material distribution,by plane,set on the production of vertical material set management,further introducing the JIT ingredients and the precision of the ingredients of the advanced mode,the lifting of the production line to the menace from the rear of the material distribution.In the production layout,the production line process is optimized by using the lean method of production line balancing,and the flexible production layout is established to realize the shortest goal of manpower and material circulation in the route.In the production equipment,61 new equipment and automation tools suitable for LP line have been added,and six steps of Self-Preservation activities have been implemented to ensure the reliable operation of the equipment.Finally,through the establishment of cultural system,improve the assessment mechanism and improve the information system construction and other measures to ensure the smooth implementation of SL Company's LP line program,and finally to eliminate the waste of production,improve product quality,shorten the production cycle purposes.This article proves the exploration and innovation of LP on High-Speed train converter production line in SL Company.It is also of great application value and instructive importance for the author and the company to flexibly innovate and improve with LP.
