| As a typical project-driven enterprise,the real reason for success and failure in the project of the real estate is the capability of project management,how to evaluate the current situation of maturity level of project management in real estate industry and find direction for improvement become the key points in this thesis.This thesis takes Project A of real estate developer J that is at the hottest stage of competition as an example to summarize and extract basic contents included in the model of maturity level of project management such as dimension,level and structure,and selects OPM3 that could better distribute limited resources and realize strategic objective of the organization at maximum as the benchmark model,constructing REP-LCM3 model that meets the real situation of Project A of real estate developer J from there dimensions.REP-LCM3 model has three dimensions,the first dimension is the maturity level of project management including initial level,growing level,advanced level,maturity level as well as continuous improvement level;the second dimension is the five stages in the life cycle,which are acquisition of land and market positioning stage,design stage,construction stage,sales stage as well as post-service management stage respectively;the third dimension is the index system composed of fifty-four maturity level indexes that are relevant to the real estate extracted from key procedure areas of real estate projects,that is dimension of area according to the contents in nine knowledge areas of OPM3 model.This area has designed this system into three levels,the target of which is the evaluation on maturity level of project management in real estate industry,first-class index is the contents at five stages in the life cycle of real estate project;second-class index is the fifty-four indexes extracted from key procedures areas in the dimension of area so as to establish the evaluation index system in maturity level of management of Project A.Obtaining relevant basic data through questionnaires,this paper uses FCE method to evaluate the maturity levels in stages of Project A after treatment of relevant data and judges weighting factor in second-class index in the evaluation index system.The results of management ability of five items in Project A have been formed finally through qualitative and quantitative analysis.To see features of model of maturity level of Project A management and show the results of the model more intuitively and clearly,cobweb model is introduced for maturity level of project management in real estate development to show the evaluation results of REP-LCM3 model.So far,this thesis comes to relevant conclusion about evaluation on maturity level of Project A management depending on the evaluation model and finds out direction for improvement of maturity level of Project A management and puts forward improvement measures and relevant suggestions according to the current situation of the enterprise and the project.Research results obtained in this thesis are: first of all,summarizing the fifty-four indexes in key procedure area of project management in real estate through the combination of OPM3 dimension of area and life cycle in real estate using OPM3 as the benchmark model,which has reflected main evaluation system of maturity level of project management in real estate comprehensively.Secondly,putting forward the model REP-LCM3 for the maturity level of project management that meets real requirements.Thirdly,conducting evaluation on current situation of maturity level of Project A management with model REP-LCM3 and coming to relevant conclusions,showing verification objectively with cobweb model and putting forward improvement measures and suggestions.This thesis has certain reference value and significance for the evaluation of maturity level of project management of similar enterprises with development stage of real estate developer J in the same industry,which is applicable to real estate enterprises that are equipped with the full industry chain including the life cycle of the real estate,part of which also has certain reference value for upstream and downstream enterprises or the third party partner in the real estate industry. |
