Along with the deepening of structural reforms in China's energy supply side and the increase in environmental governance, the various costs of energy companies are also increasing, and the industry competition is becoming more and more fierce.Strengthening the management of enterprise material procurement has become a key link in the value-added of the supply chain.Through the establishment of an intensive supply chain management system, the material procurement model and business processes are continuously optimized, the quality and efficiency of procurement are improved, and the “third profit source” of material management is fully utilized.Role, thereby increasing the core competitiveness of the enterprise. This paper takes SH Group as the research object, and starts from the current internal and external environmental changes faced by SH Group and the current situation of centralized procurement of materials. The centralized procurement process of SH Materials Group uses ASME method and fishbone diagram to analyze each module of procurement business process. And find out the existing problems, use the process optimization method of system transformation for the specific problems to optimize the procurement process, supplier management, sourcing mode, etc.,draw the specific business flow chart to develop the optimization plan and provide protection.Rationalized recommendations for the smooth implementation of the process optimization plan. Finally, the optimized process before and after the process is compared to analyze the expected effect of the implementation of the optimization plan.It can be used as a reference for the optimization of procurement processes of the same type of enterprises.
