With the increasingly fierce market competition in manufacturing industry,the requirement of product development and improvement cycle for enterprises is becoming shorter and shorter.The original mode of functional departments spontaneously cooperating with new product development can no longer meet the market demand for development cycle.It is an inevitable choice to introduce project management mechanism to manage new product development.However,as a state-owned enterprise,K company has a deep-rooted functional management model.There are still many shortcomings in the practical application of project management,the most prominent of which is the preparation of project schedule.The framework of the paper is divided into four parts.Firstly,the paper introduces the purpose and significance of the research,summarizes the relevant literature of the domestic and foreign research project progress plan;secondly,through the analysis of DL product improvement project progress plan preparation in the early stage,three major problems in the project progress plan are found:(1)the project task is not thorough,the resource allocation is unreasonable;(2)the task time estimation is unreasonable,and the key output is unreasonable.The path is not clear;(3)Lack of key chain optimization and unreasonable buffer time setting.Then,using several important tools and methods of project schedule planning: WBS decomposition,Gantt chart,critical path method,plan review technology and critical chain management method,the project activities are decomposed,the sequence of activities is arranged,the time of activities is estimated,the critical path of projects is calculated,the schedule is optimized according to resource constraints,the key chain is output,and the project buffer is set up.Finally,the results of optimization are simulated and analyzed by Monte Carlo analysis method,and the conclusions are drawn as follows:(1)the optimized schedule time is increased from 129 days to 153 days before compilation,and the optimized schedule is closer to the actual execution time;(2)the schedule of the project with buffer is reduced by 18 days than that without buffer,and the schedule of the project with buffer is better than that without buffer.It is expected that the project will be completed within the plan in accordance with the optimized schedule.This paper optimizes the schedule plan of DL project,expecting to improve the schedule plan of DL project and make the schedule plan of DL project more ready and executable.
