A company is an international well-known security products and security solutions provider.The products sale mainly in the international market,but domestic market share is not high.In order to improve the domestic market share,A company must quickly meet the needs of customers,and shorten the lead time and reduce the inventory cost.In this paper,we analyze the problem of A company in the cylinder product market through the Six Sigma DMAIC method.Use VOC and Pareto analysis to determine the Critical to Quality?CTQ?.Analysis of the flow chart,we summarizes all aspects of the cylinder product orders;analyze the current capacity and gap witnin our capacity and our target;then find out X1 and X2 that affect CTQ.Using the"5M1E"and Pareto chart analysis,find out the root cause of X1 and X2.Through the improvement,the cylinder production line and the material supply chain and inventory management strategies are established to shorten the lead time of the cylinder.Finally,with the improvement of lean production,as well as the FMEA analysis,the leadtime of cylinder will be under control.This paper based on security lock industry,introduces the method of how to use six sigma and lean production to optimize the lead time step by step.Method of six sigma and lean production mode can be used in the industries of security lock industry,and also applies to other manufacturing industry to optimize the lead time.
