With the development of the market economy,the competition of modern enterprises is increasingly fierce,and the production mode of enterprises is constantly enriched.procedure outsourcing is the most commonly used way of manufacturing enterprises in production,it has a direct impact on the quality of the product and the delivery period of the product,therefore,the management of the delivery date of the outsourcing has become one of the key points of enterprises management.Lean Six Sigma let the enterprises think about the problem at two different angles:Lean Production,Six Sigma,to help enterprises eliminate all kinds of waste and variation in the process of production,and finally achieve the purpose of improving the efficiency of production.Therefore,the Lean Six Sigma method can be used to optimize the outsourcing process.This paper takes the product outsourcing process of A company as the research object,and applies the model DMAIC II(Definition-Measurement-Analysis-Improvement-Control)in the Lean Six Sigma Management to solve the problem that the outsourcing process cycle is too long.This paper first analyzes the current situation of A company's production,and points out that there are a large number of procedure outsourcing needs in the process of enterprises production,but outsourcing brings advantages to the development of enterprises,and at the same time,it also brings certain risks.In the stage of definition(D),the SIPOC diagram is used to define the process scopes,related customers,and improvement goals.In the stage of measurement(M),process capability of outsourcing process is measured.In the stage of analysis(A),we use the ASME method to analyze the process,find the waste source,and identify the key factors that affect the product's outsourcing cycle: tedious examination and approval process and unreasonable outsourcing supplier selection.In the stage of improvement(I),the corresponding improvement scheme is proposed.We should change the order approval pattern from the serial to the parallel,and applicate of DEA to optimize supplier selection.In the stage of control(C),the main task is to develop a series of control measures.After the implementation of the optimization,the A company's outsourcing process cycle fell from 9.63 days to 7 days,and the overdue orders reduced from 5.02% to1%,therefore the efficiency of A company's outsourcing process has been greatly improved.Practice has proved that the study is of great significance for the process optimization activities of other enterprises of the same type.
