With the development of globalization,the market competition is becoming more and more fierce,and the challenge to the project manager 's management ability is increasing day by day.The so-called successful project not only needs to ensure quality and complete on time,but also needs to shorten the construction period as much as possible,rationally schedule resources,and constantly ensure the high efficiency of the project.Among the types of projects,R & D projects face many influencing factors and high risks.Among the types of projects,R & D projects face many influencing factors and high risks,which are prone to project overdue and resource conflicts.DT Company is a company whose main business is the research and development of non-standard automation equipment,and it has developed rapidly in line with the national development strategy.With the delay of the project schedule,the problem of not being able to complete the project on time is highlighted.The existing project schedule management method is no longer applicable and needs to be optimized and improved to ensure that the DT company's project is completed and delivered on time.This article selects the DT company's N-BASS R & D project.According to the status of its project schedule management,the fishbone diagram method is used to diagnose and analyze the reasons that may cause the project's construction period to be too long and delay the project schedule.The critical chain technology is used to optimize the project schedule estimation and project schedule control management.The critical chain method is based on the theory of constraints.In addition to considering the logical relationship between processes,it also considers resource conflicts between processes,and can also reduce the impact ofhuman uncertainty on project progress.For the optimization of project schedule estimation,firstly the improved three-point estimation is used to eliminate redundant safety time and avoid the waste of safety time.Then the critical path and the critical chain are determined by using the operational research mathematical programming model.Finally,the order-pair optimization method is used to solve the resource conflict.In project progress control and management,set up buffers to absorb delays on critical chains and non-critical chains,and make a project execution status indicator and action decision matrix to timely respond to unexpected situations in the project execution process.Finally,it puts forward such guarantee measures as human resources guarantee,employee training system,informatization construction,assessment and reward-punishment system to ensure the project is completed on time.The actual completion time of the N-BASS R & D project was 111 days,which was 11 days earlier than the planned time of 124 days applying the critical chain technology,and 57 days earlier than the original 170 days before optimization,which greatly shortens the completion time,improves the completion rate on time,improves customer satisfaction,and further strengthens DT's core competitiveness.
