With the effective and rapid improvement of the comprehensive economic strength,China has gradually entered the mature stage of industrialization,and the investment in resource development and mining has also become greater and greater,and the requirements for the development of manufacturing have become higher and higher.At the same time,most of China's manufacturing enterprises,especially machinery manufacturing enterprises,are not performing well in terms of production planning,site management,and production efficiency.How to use scientific and effective methods to help enterprises actually improve efficiency,reduce costs,and pursue lean production becomes a problem for many companies to consider at this stage.In this paper,the workshop of XM enterprise's Jijia-branch(excavation equipment casing processing workshop)is taken as the research object.Starting from the typical casing products produced in this workshop,the value flow diagram and fishbone causality analysis summarizes the two major issues of workshop production layout and workshop site management,providing a direction for the improvement of the workshop.Aiming at the problem of workshop production layout,the operating units were first divided according to the actual situation of the workshop,and then the logistics and non-logistic relationships and comprehensive correlations between the operating units in the workshop were analyzed through systematic layout planning(SLP),initially improve the plan.Finally,by establishing a mathematical model of the minimum handling cost and borrowing genetic algorithms(GA)to re-optimize the initial plan that has been obtained,the final workshop layout optimization plan is obtained.For the on-site management of the workshop,the 8S management optimization method was used to improve the on-site situation of the workshop of Jijia-branch,and then a plan for hierarchical maintenance of the workshop equipment and the establishment of a support team was proposed.Finally,it advocates that the spirit and material combination of employee-inspired assessment and incentive schemes led by spiritual incentives,and the implementation of incentives and punishment co-examination and incentive mechanism,so as to help the workshop improve work efficiency.After having optimized two major problems existed in the workshop of Jijia-branch,the AHP was used to select a reasonable level of importance evaluation index and establish an evaluation and verification system for the workshop optimization plan.The weight of the plan was calculated and proved that the optimization scheme proposed by SLP combined with genetic algorithm is more reasonable;By drawing an improved value stream map,the value-added ratio of the improved workshop is calculated,and the value-added ratio is increased from 39.5%to 45.6%,and the initial effectiveness of the improvement of the workshop optimization was proved;By enumerating the situation before and after the improvement of the on-site management of the workshop of Jijia-branch,it is intuitively illustrated that the effect of the optimization of production management in the workshop of Jijia-branch is remarkable.
