With the intensification of competition,the new market brings challenges to enterprises while also bringing opportunities.In such a market context,enterprises must stand out in the fierce competition and adapt to the development of the market.Their production capacity and product delivery capability are very important under the premise of ensuring production quality.The paper takes the hole saw production line of A company as the research object,and starting with the present situation of the company and the production line.Problems such as unreasonable production layout,unbalanced production line and excessive in-process inventory of the hole saw production line of company A,which lead to low production efficiency,insufficient production capacity and late order delivery of the entire production system.Therefore,the optimization of hole saw production line is an urgent problem to be solved by company A.Based on the lean production theory and the actual situation of company A,the paper proposes the "three-step method" of optimizing the production line to solve the above problems.The first step is to analyze the current logistics situation,equipment size and workshop area of the workshop.SLP method is used to plan and design the layout of the production line to reduce the carrying distance and improve the round about handling.Second,according to the standard work schedules and histogram of the hole saw the production line,capacity is calculated,and the current lower production working procedure is found out.A seris of industrial engineering analysis methods,such as "ECRS" operating principles,"5W1H" questioning method,program process analysis,movement analysis,man-machine operation analysis are adopt to adjust the homework content of the hole saw production line,optimize the hole saw production process,improve the hole saw production line balance rate.Third,the "drum-buffer-rope" method is used to change the current push-type production mode of the production line into the forward-push-type production mode,and then ABC classification management is carried out for work-in-process.Subsequently,by utilization of Markov model,the buffer time of bottleneck process is desiged and the work-in-process inventory is optimized.The hole saw production line has been significantly improved after the optimization of "three-step method",which is manifested in the reduction of mobile handling distance by 57.14%,the improvement of the balance rate of the productionline from 60.84% to 85.03%,the improvement rate of work-in-process inventory by58.73%,the formation of the production mode of pulling forward and pushing backward.The production efficiency and the on-time delivery rate of orders have been improved.The paper studies the contents and methods of production line optimization.Lean production is successfully applied to the optimization of the production line of the enterprise,and good improvement is achieved,which has certain reference significance for the future production line optimization of company A and similar manufacturing industry.
