| The downward risks of the global economy continue to increase,the world is facing Covid-19,our country’s economic and social development is facing major challenges,and competition in the heavy truck industry is intensifying.Promoting the launch of new product quickly and seizing market share is the core competitiveness that all heavy-duty truck companies must consider to improve.A new product must go through the process of production preparation from identifying customer needs,product design,and mass production capabilities.As a heavy-duty truck manufacturing plant,most of the parts and components of ZK Company’s new products are purchased parts and components,and the production preparation of the purchased parts is one of the key factors for whether the new products can be mass produced on time.The production preparation of the purchased parts is the responsibility of ZK Company’s suppliers.Therefore,the supplier management in the ZK Company production preparation stage is more and more important,and it needs to be optimized and improved for its quality and efficiency.The purpose is to ensure that ZK Company ’s new products have mass production capacity in a timely and high-quality manner,and help seize market share.The production preparation project of ZK Company ’s new products is divided into three stages,namely the pre-project preparation stage,process design and development stage,and trial production stage.The content of supplier management mainly includes the selection and preparation of candidate suppliers,candidate supplier access and supporting product release approval,the specific content of supplier management are listed in the three stages of the production preparation project.According to the idea of"combine the status quo-theoretical study-selection method-clarify the problem-formulate the plan-application verification-continuous optimization",by consulting the literature,summarize the research results in the field of supplier management in the production preparation stage of new product,and combine with the status quo of supplier management in the production preparation stage of ZK company,use literature analysis,six sigma methods,open questionnaire surveys,and case demonstration methods to analyze problems of ZK company to determine the direction of optimization.This article follows the Six Sigma method,the optimization of supplier management in the production preparation stage of ZK Company mainly passes through five stages:Define、Measure、Analyze、Improve、Control.Through the definition stage,the key quality characteristics are determined as:delivery(Y1)and quality(Y2),and their measurement indicators are:supplier’s timely delivery rate(y1),production sample release rate(y2),and supporting product quality review deduction score(y3),supporting product change rate(y4),and clarify the optimization goal;Determine the key influencing factor X(x11-x44)that affects the key quality characteristics through the measurement and analysis stage,and decompose it into the three stages of production preparation projects;Developed optimization measures for key influencing factors through the improvement stage,and decomposed them into the three stages of production preparation projects for implementation;through the effect verification in the T7 improvement project,the optimization measures were proved to be effective,and the follow-up control plan was formulated to ensure the continuous optimization of supplier management during the production preparation stage of ZK Company.The innovation of this article is to use the six sigma methodology to identify the key influencing factors and their optimization measures,and use the method of matrix correlation with the three stages of the production preparation project to decompose them into the specific stages of the production preparation project,to provided a guarantee for the effective implementation of the ground,and the effect was verified in the T7 promotion project.The research results of this article have certain guidance and reference significance for supplier management in the production preparation project stage of similar industries. |
