| "Lean procurement logistics" is a kind of inbound logistics mode based on JIT(just-intime)production way,which is widely used by Japanese motor manufacturers.It is the extension and application of JIT ideas in procurement logistics.Its core concept is to “eliminate all waste” in procurement logistics and inventory.According to the distance from suppliers to the automaker and the type of parts,there are mainly two forms of Logistics: synchronous direct supply and Milk-Run.The lean procurement logistics management effectively plans,organizes,leads and controls the corresponding resources and activities involved in the lean procurement logistics.Through the use of information system and other management methods,it realizes the information sharing of production plan,demand instruction,logistics instruction and other information among the automaker,suppliers and logistics providers.It is required that necessary parts will be delivered to the production line timely and accurately only when they are in need,so as to eliminate waste and realize "zero inventory".Taking D commercial vehicle enterprise as an example,this paper studies the application of lean procurement logistics in commercial vehicle enterprises from the perspective of JIT,supply chain management and information management.On the basis of literature and theoretical research,this paper makes an in-depth investigation on the application status of lean procurement logistics applied in D commercial Vehicle enterprise,evaluate the application effect by using Delphi method and benchmarking method,and finds out the main problems and shortcomings,then makes specific improvement and Optimization analysis on the automaker,suppliers and logistics providers,establishes the optimization model,and then makes quantitative analysis of the actual improvement effect based on the implementation project of the optimization model,the conclusion is that the successful Lean procurement logistics management can reduce costs,and improve efficiency,and enhance the competitiveness of enterprises.Hopefully some useful references from this study can be provided to the domestic commercial vehicle enterprises to improve their procurement logistics.Firstly,through the literature and theoretical research,this paper expounds the connotation,characteristics and related theories of the lean procurement logistics,and puts forward the definition of "lean procurement logistics" in this paper with taking the lean procurement logistics of Toyota and Nissan as the benchmark: lean procurement logistics is a procurement logistics by pull type based on JIT,with "zero inventory" as its goal and featured by 3PL(Third party logistics)Milk-run and suppliers’ synchronous direct supply.Secondly,through on-the-spot investigation within D commercial vehicle enterprise,this paper studies the current situation of lean procurement logistics in D commercial vehicle enterprise including the business situation before & after the application,investigates and analyzes the production way,planning mode,logistics mode,SCM management and information system,then,invites relevant business experts to appraise the application effect and existing problems through Delphi method,and make comparison with benchmarking lean procurement logistics in multiple dimensions through benchmarking comparison method,find out the low-score points,specifically analyzes the related business of the automaker,suppliers and logistics providers,and eventually puts forward suggestions for optimization and improvement,and establish optimization models such as BPR,"zero inventory",supplier selection evaluation and management platform improvement for lean procurement logistics by combining qualitative and quantitative analysis method and factor analysis method.Finally,according to the performance changes of D commercial vehicle enterprise after partial implementation of the optimization model,the optimization effect is evaluated and verified,and the conclusion is drawn: after the full implementation of JIT production mode,through the corresponding BPR,SCM management improvement and information system construction,the optimized lean procurement logistics management of D commercial vehicle enterprise has achieved good application effect–the delivery efficiency is improved,inventory backlog is reduced,the logistics cost and inventory cost is reduced so that the overall competitiveness of the supply chain is improved.On the other hand,under the influence of COVID-19,the lean procurement logistics has some shortcomings and needs to be improved,actually,the improvement of lean procurement logistics management is endless. |
