| Fierce competition of automotive market drives automobile components enterprise to chase a common target: good quality, low cost, and rapid response.Although Lean and Six Sigma have been deployed widely, the result is not satisfactory.People were also working on combining the advantages of these two theories to exceed primary performance. But the combination doesn’t always work well.More application research is absolutely needed. This thesis takes the automobile parts manufacturing enterprise Q Company as the research object, analyzes the internal and external operating environment of the enterprise through the Porter’s Five Forces Model and SWOT Model, and obtains the Lean Six Sigma management to improve the efficiency, improve the quality, reduce costs, meet the changing needs of the customers, and establish a set of operation strategy based on the Lean Six Sigma framework,so as to enhance deliver competitiveness of Q company. This thesis implements manufacturing process improvements for the wire harness productivity enhancement in Q Company in accordance with the DMAIC process of Lean Six Sigma. The definition phase selects the improvement project and confirms the customer’s key requirements. Then the team is formed and the project charter is established. The measurement phase measures the hours of work and tooling, draws out the status of the value stream map and collects issues and suggestions raised by the production and quality. The analysis phase analyzes work hours, capacity, and production and quality issues.During the improvement phase, employees are trained to improve production efficiency and product quality through automation,Poka Yoke and work station balance. The 8S work was carried out during the control phase, and a rapid response mechanism for improvement proposals was established. Then evaluate the implementation results and build an operational strategy framework based on the Lean Six Sigma management system set upon this improvement. Finally,we study the methodology of ensuring and promoting the utility model. The research results of this thesis can provide a reference for small and mediumsized companies that want to seize the competitive advantage of the enterprise by choosing to implement Lean Six Sigma and establishing an operating strategy framework based on the Lean Six Sigma management system. |
