M Group is a household manufacturing enterprise,with sales in the United States accounting for 60%of the group’s operating income.Its business scope includes research and development,design and production of mattresses,electric beds,etc.Since 2018,the top three mattress manufacturers in the United States have jointly launched antidumping against mattresses originating in China,Southeast Asia and other regions,which has continuously compressed the living space of Chinese mattress enterprises.In this context,M Group has to go to the United States to open factories(M Group’s American factory is referred to as MA Company).MA Company is facing challenges in five aspects of personnel,management,supply chain,as well as unprecedented opportunities,As a key link in the production and operation process of an enterprise,procurement management is directly related to the cost and profit of the enterprise.Therefore,how to further improve the efficiency of procurement management and continuously enhance the core competitiveness of the company has become an important issue that needs to be solved by MA Company at present.This paper selects MA Company as a research case to briefly explain the current situation of the company,sort out the company’s organizational structure,clarify the organizational process,and fully study the domestic and foreign procurement management theory and practice,combining with the current actual situation of MA Company,elaborate the basic structure of the company’s management process,briefly introduce the company’s material classification,and briefly sort out the company’s supplier management,Summarize the real problems of current MA company in procurement management,including:The procurement management mode cannot meet the actual needs;The classification method of raw materials is unreasonable;The procurement process is inefficient;The supplier management mechanism is not sound.After finding out the problems existing in the company’s procurement management,based on relevant theoretical knowledge,identify the causes of the problems.Specifically,single procurement mode;The material classification method is simple;The procurement process needs to be improved and the degree of informatization is low;The supplier management system is not perfect.In view of these four reasons,the corresponding optimization schedule is proposed:use the management mode of centralized procurement and decentralized procurement,introduce K-means clustering method to optimize the material classification method and corresponding procurement strategy,sort out and optimize the procurement process,promote the construction of procurement informatization,improve the supplier selection and evaluation mechanism,use AHP analytic hierarchy process to optimize the supplier performance evaluation index system,and promote the enterprise culture,Improve human resources and management system,and put forward safeguard measures to promote informatization.Procurement management optimization not only improves the efficiency of procurement,but also improves the efficiency and quality of cross-department communication,improves the relationship between supply and demand,and establishes a win-win strategic cooperation relationship with suppliers,so that procurement can match the company’s development needs.Through the overall sorting and optimization of MA’s procurement business,it provides effective suggestions for MA’s procurement management,helps the company develop better,and provides certain inspiration and reference for other companies in the same industry. |
