| In recent years,with the continuous development of China’s automobile industry and the rapid development of new energy vehicles,the role of car checking fixture gauge as judges for inspecting the quality of automobiles and parts has become increasingly important.However,more than 70% of the raw materials and auxiliary parts of the car checking fixture gauge need to be obtained from the supplier,and the quality of the raw materials and auxiliary parts determines the reliability of the whole set of the car checking fixture gauge.How to reasonably manage the supplier,maintain a long-term and stable partnership with the supplier,and jointly promote the prosperity of the industry becomes very critical.This paper takes an car checking fixture gauge manufacturer as a case,based on combing and summarizing the excellent supplier management methods and theories at home and abroad,uses the methods of the theoretical research,questionnaire survey,qualitative and quantitative combination,combined with fishbone chart analysis and the supplier management status of Company A,to put the optimization plan in the supplier classification,supplier evaluation,supplier incentive,outsourced machining cost accounting of Company A,information technology application.At the same time,after analyzing the specific characteristics and causes of the above five problems,corresponding optimization measures are formulated respectively.(1)Supplier classification.The Karajic model is used to re-classify the suppliers of Company A into four categories: strategic,bottleneck,general and leveraged,and corresponding differentiation management strategies are formulated according to the classification of suppliers.(2)Supplier evaluation.Through the combination of questionnaire survey and analytic hierarchy process(AHP),five first-level indicators and 18 second-level indicators of quality level,price level,delivery level,technical ability and service ability are formulated,and the weights of each indicator are calculated respectively,so as to build a new supplier evaluation system of Company A.(3)Supplier incentives.A method based on the combination of demand hierarchy theory and supplier relationship is proposed.The incentive measures are divided into positive incentives and negative incentives,and the application scenarios of each type are described in detail.(4)Outsourced machining cost accounting.Using the idea of activity-based costing,this paper puts forward the method of calculating the machining parts of Company A according to the expenses generated by each operation process,and then summing them up,which effectively improves the extensive method of directly calculating the cost of Company A based on the value of raw materials.(5)Application of information technology.It is proposed to establish an ERP system sharing platform,and use this platform to realize closed-loop dynamic management from supplier access to supplier elimination,so as to avoid the further deepening of the information island of Company A.In addition,in order to ensure the optimization effect,the security measures for the implementation of the plan have been established from the aspects of talent support,organizational system and strategic emphasis.Supplier management is a long-term,dynamic and systematic project.The research on supplier management optimization measures of Company A is expected to have a positive effect on the existing supplier management mode of Company A.At the same time,some optimization suggestions put forward in this paper can also provide reference and reference for other small and medium-sized manufacturing enterprises with similar supplier management problems. |
