| We demonstrated the critical chains technology in the auto parts project which named M project.Considering the constraints for project resources,the project schedule is finally to optimized through the setting of buffer monitoring.And the project succeeds in meeting the requirements of customer target to bring forward the production for two months.It is another successful case for application of critical chain technology in automobile industry.Automobile industry is almost the largest industries in the planet.It is characterized by a large number of parts involved and it has high industrial correlation,a wide range of industrial influence,and also relatively high technical requirements.It has a strong leading demonstration effect on the development of the entire industrial structure and industrial upgrading.Because of related with the life safety to people,the development of the auto project has its own characteristics.They pay high attention to safety issue.The autos need a lot of multifarious safety verification tests which combined with a highly integrated technology.There are numerous components to be developed that formed a huge system of project development.Under such a complex system,many automakers are competitive relationship with each other.And each automaker has their system for project development due to the competitive relationship.It makes big trouble for the suppliers that served for these automakers.Under the current market situation,it gets higher and higher competitive.The projects lifecycle requires short and short.The request for the cost of the project is lower and lower.It is a big challenge for the suppliers in automobile industry.Critical chain project management,as a newly developed project management method based on constraint theory in recent years has been applied in many fields and project environments.It attracts extensive attention from the academic communities,and it is a new research hotspot.The M project is taken as the example for developing the project schedule.It is demonstrated for the theory of the project schedule management,theory of constraint and critical chains in details.It was planned to finish the project with critical path method.But the customer request to bring forward the SOP timing for 2 months after the design is released.The project team in the project management office all agreed that the CPM(Critical Path Method)can’t make it based on calculation with Project software.We have to take the critical chains technology to meet the client’s requirement.After following the full process of the schedule development,we planned the project schedule;make the work breakdown structure,define all the actions,sort the actions,estimate the duration time for the actions and make the plan.The resource constraint is fully estimated after the request from customer.And the calculation for the plan based on critical chains technology is finished by cut and paste method.The project goal was successfully achieved after we took the critical chains method and control the resource buffer consumption with the method of controlling the ratio of the progress of the key chain and the buffer consumption. |
