With the rapid changes in the industry and the need for fast development of economy and society,the information industry has become increasingly competitive,and the industrial environment has become very complex.Therefore,the enterprise has increasingly strict requirements on project management.Project schedule management plays an important role in project management.After the long-term development of the project schedule management theory,the enterprise has different choose in technology and methods of project supervision and management.Most IT enterprises currently adopt critical path and Gantt charts and other traditional methods for project management.Facing the complicated actual situation,it is difficult for enterprise to implement as planned by using traditional project schedule management methods of critical chain while ensuring the quality and cost.The project management method attaches great importance to project resource constraints and the project plan is closer to the actual situation.Therefore,the research on the application of the critical chain method is necessary.This article takes the A project of DT Company as an example.When traditional project schedule management methods is applied in A project,It analyzes the following problems.When we conduct project planning,the estimation results are subjective because of analogy or expert estimation.Since the neglect of psychological factors of the employees,it will lead to an longer schedule due to the artificially increased safety margin during the evaluation period.When we control the progress of the project,due to the lack of consideration of the impact of resource constraints and "student syndrome" and other factors,it is prone to procrastination,resulting in a wasting in safety time and a delayed project.Based on above analyze,this paper applies the critical chain management method to improve the progress management of the A project.In the process of project planning,adopt three-point estimation and 50% completion probability to squeeze artificially increased safety time,utilize project buffer settings to absorb the impact of uncertainties on the overall project,employ import buffers to protect critical links,and use resource buffers as a warning to avoid the wasting of working time in resource conversion.In the process of project plan control,aiming at the characteristic of critical chain management method,the control method is given before the project starts and the project is in progress.Comparing the application effects of critical chain management with that of traditional project schedule management,we find that the estimated duration is more objective under the former method because of the consideration of resources constraints.As the former aggregated the impact of project uncertainties,the planning duration of the A project was reduced by 20.85% compared with the latter without consideration of resource constraints,which was 27.11% shorter than the latter considering resource constraints;The project manager can predict the delays of projects and handle the problems conveniently through the buffers monitoring,effectively controlling the progress of the project.The critical chain method shows sufficient advantages in both project planning and project control.Finally,in order to ensure the implementation of the critical chain method,this article proposes targeted improvement measures.
