| With the development of science and technology and the advancement of globalization,the market has brought opportunities and challenges to manufacturing enterprises.In the face of rising labor costs and intensified market competition,how to reduce production costs,reduce production waste,and improve production efficiency and production delivery capabilities have become the focus of manufacturing enterprises.This paper takes the K product line of S company as the research object.With the expansion of market demand for products and the increase in the number of orders,the production capacity pressure of K product line is also increasing.Therefore,improving production capacity and production delivery capacity,and optimizing and improving production lines have become urgent problems for S company to solve.This paper uses lean production methods and tools to carry out optimization research on the production line of K product of S company.First of all,the value stream analysis method is applied,and combined with the current situation of the production line,it is concluded that the production line layout is unreasonable,the production line balance rate is low,the mold change time is long,and the 6S management non-standard problems;secondly,optimization and improvement were carried out by applying SLP,production line balance,rapid mold change and other methods;then the lean improvement effect was evaluated and analyzed from the two aspects of direct effect and indirect effect;finally,from strengthening staff training and guidance,establishment of Guarantee measures are put forward in three aspects: effective reward and punishment system and cultivating the company’s lean culture to ensure the continuous implementation of the improvement plan.Through the improvement of lean production,the production line balance rate was increased from 69.71% to 78.33%,the moving distance was reduced from 155 m to92m,and the mold change time was shortened from 1580 s to 911 s,a reduction of 42.3%,which effectively improved the production efficiency and market competitiveness of S Company.In addition,it can also provide some ideas and inspirations for lean improvement for other manufacturing enterprises to implement the lean production process. |
