In recent years,the overall economic environment has begun to decline due to the impact of epidemic situations at home and abroad,that has resulted in increasingly stringent market requirements for enterprises.In particular,the flexible panel display industry,as a newly emerging technology industry in China,is facing a more severe situation.In the case of sluggish demand and shrinking orders,the high daily expenses make the enterprise’s operating conditions unable to make ends meet.Therefore,optimizing the production management mode and reducing the operation cost on the existing basis will become an inevitable measure for many enterprises.As a manufacturing branch of a small size flexible display enterprise,Factory M is mainly responsible for assembly and shipment of finished product,which are characterized by rapid technology updates and frequent iterations.And its main work comes from the management of the site,both production and personnel management revolve around the site.However,on the one hand,Factory M is affected by the sluggish market demand of the whole industry,On the other hand,there are several highly representative problems in the production site,such as,production plan changes frequently and communication and coordination are difficult;insufficient control of production process and low production efficiency;The equipment lacks systematic management and is abnormal frequently;Poor product quality management and Inadequate personnel supervision and personnel capacity.These adverse factors together make the current operation status of Factory M not optimistic.Therefore,how to effectively optimize the site management and how to improve the production efficiency and personnel capacity are the primary problems faced by M Factory at present.In this regard,this thesis first explains the site operation background of M Factory from the three levels of industry,company and factory,and analyzes the problems in on-site management by using the qualitative method of "Grounded theory",And explore the root cause of the problem through data and examples to find out the key to solve the problem.Then,based on the Lean Production Theory,Total Productive Maintenance(TPM),Total Quality Management(TQM)and advanced personnel management processes and methods,the thesis proposes optimization strategies from five aspects by combining the current situation and characteristics of on-site management in M factory,including optimizing the production plan communication system,improving production process control ability,systematizing equipment operation and maintenance,comprehensively controlling product quality,and improving personnel management level.And the thesis uses various methods such as graphic analysis,process carding,table presentation,and other production tools such as PDCA,FEMA,and OPL to provide practical and effective optimization plans.Finally,in the implementation of the plan,the thesis not only clarifies the implementation steps,key points and difficulties,but also compares the results of the implementation of the plan with the data before and after,it can be seen from the fifth chapter that the key indicators;In terms of scheme guarantee,the article puts forward three aspects to ensure the practicality and operability of the optimized scheme,including a flat organizational structure,a matching incentive system and an efficient training system.Therefore,while improving the on-site management problems of M factory,the thesis can provide positive reference significance for similar enterprises.
