Recently, with the rapid development of economics and the gradual improvement of people's life,many real estate development enterprises are transforming from single project to multi-project. It is common that an enterprise has several projects which are in operation at the same time. But for the resource of the enterprise keeps stable,more and more real estate development enterprises are facing the problem of multi-project management.Applying the idea of the multi-project management into Chinese real estate enterprises, this study does a further research of the two most important aspects which are the organizational structure and the schedule management in order to provide guidance for the practice of multi-project management.The study results:(1)Summing up the results of previous studies of the process-oriented organization structure models,this paper established a maneuverable process-oriented organization structure model and the authority and responsibility system in the new organization,and then bringed forward the steps of the construction of the process-oriented organization structure based on value chain.(2) Based on the long-term development of the real estate industry,this paper creatively channeled the popular management idea of Business Process Management (BPM) and the"Value Chain"theory into the field of the real estate, and then established a process-oriented organization structure model based on the"Value Chain"theory. Taking Goldfield as an example, this paper firstly analyzed the organizational structure of Goldfield and then set up a new organizational structure–process oriented organization structure for Goldfield.(3)Channeling the Key Chain Planning method into the Chinese real estate enterprises , this paper took Suning's residential projects as example and did a further research on how to change the traditional project planning method to the Critical Chain Planning method. Then the Monte Carol simulation models were constructed for CPM / PERT-based project planning and CCM-based project planning by the Crystal Ball software. The simulation result verified KCP's feasibility.
