Dalian Zebon Fluorocarbon Paint Stock Co., Ltd. is specialized in developing, producing, and selling Fluorocarbon resin and Fluorocarbon paint. The company has enjoyed fast development in recent years. However, there is an irreconcilable conflict between being quickly responsive to market and adopting batch production and storage. The flexibility of the company is reduced, while the management on the company becomes more formalized. The research is devoted to resolving this problem for the company.The author, as the Director of Production Department, has access to a full understanding of the company's business. After referring to many literatures about production, he analyzed the whole process of the company, including organization, planning, purchasing, manufacturing, stock management, and products delivering, and then proposed several solutions to the problem, with the way of production analysis, lean production and supply chain management theories, in consideration of the past and status quo of the company. Finally, the author determined the optimum solution for the company.According to the research, the company should adopt the following measures: to structure the organization apply line functional structures, to manage by teams, to use a rolling planning, to arrange the production according to the orders, to remove from the procedures the steps that cannot add any value, to shorten the production cycle, to quicken the response to market, to apply mixed layout combined with technique specialization and product specialization, to minimize the stock level by establishing cooperative relationship with the suppliers and emphasizing on the idea of JIT in the stock purchase and management, to deliver the products with supply chain delay technique to reduce the production cost.These improvements will help the company not only to expand the scale but also to keep flexible, so as to achieve better economic and social benefits ultimately.
