Along with the China more and more open, government more and more attention to induce investment from abroad and world more and more globalize, China gradually become the biggest country for manufacture. Because of the superiority on human labor and the perfect infrastructure instruction, more and more project operation location transferred from Europe and NA to China recent years. As soon as the explosion of monetary crisis, many companies start this change advanced for control the cost. Meanwhile, the explosion of monetary crisis gave a distinct challenge and chance to the enterprises, especially for global enterprises. By this chance, many companies change the procedure and structure of company to face the monetary crisis and to win the next financial competition.Our company determined to combine factories and optimize projects to control cost with this background. Close Germany factory, transfer Auto-motive packing project to Tianjin is one of them, for SMT and assembly process is located in Tianjin. Project is determined to transfer to Tianjin is for completion of the Automotive project.Passage is mainly to analyze how to optimize and improve project during the transfer process, by case study. By analyze the project feature, the new operation location feature and the Transfer requirement to sum up how to improve the project and the check point need special attention during the transfer process. Adopt brain storm method and using fish bone tool, list out the control point that impact the project cost, quality, capacity and cycle time. Optimize one by one, and finally get totally management. During project optimize, use matrix project management methods, exploit advantages to the full of multi-functional department management, unified management the project.Project optimize include2sectors. One aspect is for direct manufacture part optimize, mainly including application and optimization on quality system. Lean, packing line layout, BOM control, system control and so on. Use FMEA, control plan, POKA YOKE management tool to analyze the project process flaw. Optimize the packing line layout, use idle equipment to get the aim on Lean production, decrease the material, labor and logistics cost. Use DCFCS and MotoPDM system software to control system and tracing product, decrease the quality cost. The other aspect is for indirect manufacture part optimization, mainly including management on sourcing, planning, stock, logistics. Change global sourcing to local sourcing to decrease the purchasing cost. Update the package design and change logistics method to decrease the freight cost. Using JIT and setup liability at vendor stock to get Lean production, decrease the stock cost and vendor delivery deadline, then decrease the delivery cycle time of CFC.The main purpose for this project optimize is to decrease the cost. Meantime, optimize the whole project by control many detail, finally get the purpose of decrease production cost, control product quality, increase manufacture capacity, decrease delivery cycle time. Other than optimization in company, we also need pay attention to supplier management. Give full play to supplier on enthusiasm and professionalism to cooperate with our company. Praise on supplier performance to enhance the controlling force on supplier.
