In order to meet the needs of market diversification, many manufacturing companies are changed from the traditional mass production to many varieties and small batch production mode. During the process of transformation, many enterprises will cause a series of probrems inevitably, such as:Low production efficiency, too much inventory, long changeover time and cost waste etc. Management of the lean production to solve this kind of problem has many successful cases in foreign countries, the core of the management tool utilize the overall optimization point of view, and eliminate all waste, improve production efficiency, make the enterprise competitive, in order to gain more economic benefits. Implementation of economic batch production and the fast changing mould technology (SMED) is the key technologies which production enterprises with many varieties and small batch production are implemented the lean production.ACE company based on the theory of lean production, carried on the thorough research to the company production and management, and found that work-in-process inventory is too much, equipment utilization rate of production workshop is low, production cycle is too long, production capacity is blocked etc. The main reason is: confirmation of order quantity is not reasonable, the mould changing is too long, the scene management is disordered etc. According to lean production management tool, combined with Economic batch theory, value stream analysis and fast changing mould technology, determine the optimal economic batch production, at the meaning time carried out a series of measures which changing mold inside is converted to changing mold outside by the detailed decomposition to the process of mold changing, including fixation management, visual management, process optimization and6S improvement activity in the production workshop, make the production process time reduced by40%to70%, effectively improve the utilization rate of equipment, reduce the production cycle, reduce inventory and improve capacity; At the same time, eliminate a large amount of waste and improve production efficiency, fundamentally reduce the production cost, enhance the product competitiveness. Finally, the paper introduces the improvement measures of system in ACE company for above problems to ensure the implementation of the solution.
