| Lean Production,as one of modern manufacturing management method, originatedfrom1950’s by Toyota Japan.It has been validated as one effective operations managementsystem after decades years developing and optimizing,and also impressed lots of scholarsin industry of world.It’s very important and necessary for China to implement leanproduction since now we’re still focusing on manufacturing for our economy development.B Company was founded at1986in America,a EMS provider for Hi-tech OEMcustomers.In2003,its first plant in China started for the manufacturing,which majorlycovers the industry filed of Automobile,Medical,Fiber Communication and IndustryControl,etc.Currently it already has20+different customers from oversea side andtransferring500+new different product models per year.which becomes a big challenge tothose enterprises with High Mixed Low Volume like B Company since customer isrequesting more and more to supplier for not only better quality,but also for lowercost,better service and on time delivery.Lean production,of cause,is very welcome to thiskinds of enterprise.With Lean Production methodology,will benefit a lot for all the valuedsupply chain,such as improving product quality,reducing repair cost and manufacturingcost;reducing waste of material flow caused by extra moving;Improving productivity withutilizing most efficiency of operator and equipment; reducing inventory for rawmaterial,WIP and finish goods;shortening lead time and cost reduction of materialpurchasing,etc. To cost down as much as possible, improve the profitability, improve thecompetitive capability, to satisfy or even exceed customer’s satisfaction.To this thesis, with starting by the research background and purpose,simply assessedthe implementation status in both domestic and oversea countries. After explanation ofLean Manufacturing concepts and principles,according to the actual situation in BCompany,analyzed the current operation status to get further root cause.With LeanProduction spirit and methodology,byVSM analysis,to let some problems withexposure,such as long lead time for material kitting,long SMT line change over time,lowerSMT OEE,and lower personal contribution as well.Then to setup lean production team and target,train lean technology,implement6S to let operator perform his best efficiency bygiving him a safe and neat working environment;phase in Automated Guide Vehicle andre-layout warehouse to reduce kitting lead time;improve OEE with TPM fullyimplementation;optimize test method to improve personal contribution; carry out KaizenProgram by all employees for continuous improvement. Lastly, with positive result, provesLean Production can eliminate the wastes, control the cost, improve the management skillsand competitiveness in B Company. |
