The competition among enterprises become fiercer and fiercer. It is the time when company should win by "quality, cost, speed, service" and only get the marginal profit. Manufacturing feature was gradually changed, from less types, large quantities to more varieties, small batches. Cost will be the key successful factor of corporate. Reducing cost is to increase profits.Because of the fast development of past several years and the bad situation of global economic, the construction machinery industry has become overcapacity. The industry situation become worse. Improving productivity and reducing cost is one way to improve the company competitive strength.So, the paper makes research for the production of F company, trying to guide the management of productivity improvement, make detail solution, improve the company competitive strength. At the same time, the paper is trying to find a productivity improvement solution for local company.Firstly, the paper makes research for the production of F company, find out the main problem of F company:low orders on time rate, long production cycle time, high quality cost, low process, bad workshop management, terrible factory layout, low equipment management level, bad department cooperation.Secondly, the paper presents improvement routine, and designs the management model of F company productivity improvement, makes detail solution. The solution is based on the identification, building, analysis of value stream, trying to make lean value stream and to improve operation effectiveness. The solution includes production management, product analysis and process optimization, support system and training. And then, the paper chooses two trial project to verify the solution. The two trial projects are the improvement about delivery time of 650 frame and the output improvement of CNC machines which are very important assets. By the implementation of the program, frames order fulfillment rate increase from 80% to 96%, and delivery time become shorter and shorter. Three kinds of machines have improved from 18% to 50% separately. Train the staff, improve their skills and build up the foundation for continuous improvement.At last,studying for the trial project experience, the paper improve the solution, and make the preparation for the rollout to whole company.
