Under the condition of increasingly competition and complex markets, enterprises faced the challenges and pressures for shorter lead time, qualified products with lower costs from customer requirements. Lean production, as one of advanced production management mechanisms, is more and more popular in enterprises. But in real lean production progress, there are many fail examples due to lack of proper and effective management mechanisms.H company is a foreign enterprise that produces adhesive, holds the leading position in the market and enjoys the high reputation in the adhesive industry. The first time to adopt the lean production results in failure, and H company realized that management mechaism is the most important factor during the lean production adoption, it should consider the charteristics of H Company, otherwise lean production will be understood and accepted by few people, the enterprise couldn’t hit the estimated improvement targets and far away from identified key performance index.Take H company as an example, based on the background analysis for the challenges of adhesive indestry and H company actual situation, analyze the problems which H company faced. In the beginning phase of lean production adoption, based on product and operator charecteristics, H company designed the management mechanism for lean production adoption, including the strong support from top leadership team, organization mechanism, H-company lean production system and appraisal mechanism, training mechanism and people engagement and incentive mechanism. Lean production adoption is taken top-to-bottom methodology, receiving the strong supports from management level, organizing lean enterprise department, training lean tools and methodology, and encourage people involvement, these mechnisms make sure the good starting of lean production. And draw the value stream mapping for waste analysis, design the adoption schedule, manage the milestones of improvement projects. The improvement projects includes to eliminate the working in process, optimize the layout, flow the production process through one piece flow; reduce the inventory space through just in time; simplify the process, synchronize the material and information flow througn manufacturing execution system to make sure the data timely and accurately.After two-year practice and verification on management mechanism of lean production adoption, rectify the deviation and adjust the targets many times in the lean production adoption progress, there are significant achievements in H company lean production and make great improvements of key performance index.Study the process to adopt lean production in the enterprises which is single-batch and complex products, adhesive manufactured enterprises, and setup the management mechanism. Summarize the experiences, lackness and futre prospects of management mechanism of lean producton adoption progress in H company, and research the thinkings and methods of lean production management mechanism in H company, it could provide some references on lean production adoption in adhesive enterprises, and enhance the understanding of lean production process and avoid the mistakes when application.
