With the domestic manufacturing PMI index falling for two years,a large number of large and medium-sized enterprises in the manufacturing industry are facing shrinking profit margins and increasing competition.In order to reduce production costs,enhance the price advantage of products,and then enhance the competitiveness,in 2018,Chengdu QF Company took the lean thinking as the guiding ideology to lower production costs and improve efficiency of the production lines.Base on the production site,the QF Company took "eliminate all waste" as the goal,"continuous improvement" as the force of innovation,and a set of lean tools as the production management to change the company into a lean factory.This paper studied Chengdu QF Company's R&D,production,and sales of gas water heater and used lean ideas to discover the problems,analyze the problems,solve the problems,and create benefits for the company.The author found that there were three main problems in the production workshop: First,the management efficiency was low.Second,the WIP between the stamping equipments was critically high.Third,the line balance rate of assembly line was low.On the other hand,the author found that the company's main products' sales fell sharply year-on-year.In order to improve these problems,this paper proposed to implement 7S,one-piece flow,and IE methods to solve the problems mentioned above.About the high cost of our products,this paper proposed to change products' design to reduce raw material costs.Through these improvement activities,this paper has explored a set of suitable lean methods for Chengdu QF Company,which can be popularized and applied in other production plants in company.It is also expected to be a good reference for the same type of manufacturing company.
