In contemporary society, in order to get more benefits, most of the enterprises use the assembly line production mode. Now all the companies focus on how to arrange working procedure reasonably and properly, eliminate the bottle neck and line balancing under this production mode. In the process of multiple operations, if one of the operations has problem can have directly influence to the next operation of the progress, or even lead to the whole production line stagnate, the phenomenon of uneven load operation. The rapid development of lean manufacturing, industrial engineering and other disciplines provides us the theatrical basis to improve the efficiency of production lines, reduce labor intensity. This paper studies how to combine the theory with practice and at last makes the whole workshop production efficiency, reduce resource consumption.During our research we found that in company B some workload is not properly which cause the process next to it have a lot of waiting time and the process ahead of it have many blocking time. The result is that the production schedule is influenced and lots of man-hour losing. In order to fulfill the demand of the market, to get the maximum benefit, B companies need to adjust the production process as soon as possible, to achieve balanced production status. Only in the case of a balanced operation, the use of manpower, equipment was able to balance. At the same time, in the case of uniform load in each process, it is also conducive to the management, the quality of the product can be guaranteed. In addition, under the uniform load condition, the resource waste of plant is reduced, and the production cost is reduced. According to the actual site situation of painting shop of company B, using the analysis of the production line balance, 5W1 H and ECRs method, we find the bottleneck process and the process bottleneck stations. And at last we optimize the bottleneck stations according to the situation on site.The studies in this paper ultimately makes the paint shop no longer the bottlenecks in the whole production system of company B, but also research in this paper provide a successful sample for the company's B industrial engineering management and company's B paintshop increase capacity next step.
