| Recently, in order to improve the ability of rapid response of market demand, striving to shorten the development period of new models, the car makers tend to shorten the lead time of automotive production line technological modification project. Car-body production line modification, involving a variety type of technology as well as a great workload, is the critical task of the vehicle factory production line technological transformation project. While a running shop need maintain higher production rate to ensure complete production tasks, thus puts forward high demands on body technical modification project managers.First of all, through research, this paper summarizes the three technical characteristics influencing the technical modification project of car-body production line, makes definitions according to different project targets, and expounds the main limiting factors which body technical modification project meets, summarizes current status of body shop technological modification projects and the main problems in the schedule management. Then, this paper introduces process of making work breakdown structure and the network plan diagram of the car-body production line technical modification project.In the main part of this article, modification areas and a logical sequence are defined according to the process flow, in order to establish the project work breakdown structure, assisted in standardized work to simplify the complex structure. Taking as an example, this paper introduces actual technical modification project background, build project work breakdown structure and standardization work list, set up and the three levels of network planning diagram.Based on the compiled project network planning, this paper introduces the importance of human resource allocation of project, and using four common resource allocation principles in the actual network plan to allocation the human resources of project, mapped the human resource load curve. From three dimensions which are, the cost of the project completion time, human resources, work load balance, the paper discuss the different ways of human resource allocation influence on project status, and make evaluation combining the actual situation. Then, considering the constraints, this paper discusses using the method of production clearance time for extra packages, and to evaluate its impact on network planning and decision making. Through the network planning technique will work project modular, standardization and visually reflected, project team takes more convenient in the schedule controlling and change managing in the project implementation stage. It has a certain reference significance to the similar project. |
