Chinese manufacturing is facing issue about how to increase product quality and meanwhile maintain lower cost and shorter product cycle in nowadays due to fierce competition in worldwide marketing circumstance.It is necessary for enterprise to figure out how to improve productivity with low cost.This essay is focus on K Company-the producer of lamps and lanterns-is sino-foreign joint venture which is invested by Taiwan and established in Suzhou province in 2006.Their main production are glass lampshade,optical lens and cast aluminum products.There are shortage and negative impact during the whole production management process due to semi automization,which leads lower standards.This essay is based on Lean Production,find out shortage during production process follow value flow chart and provide suggestions which can improve layout for workshop,balance produce line and change module during grinding process these three aspects.For workshop layout,it advocates bridge the distance between each element and reduce repetitive work during move raw materials by follow SLP method and ECRS four cores.And establish logistics module and layout comparison through ED stimulation,so that can analysis change effect.In terms of balance production line,it should analysis main reason for impact balance rate by fishbone diagram in order to overcome low balance rate during production.The molding tool is aim on how to deal oddments overmuch due to shortage pressure for press machine.This essay is focus on increase pressure,and using UG software to draw optimized mould,and meanwhile maintain lifetime and wear rate,so that can reduce grind time and improve productivity.On the other hand,using such as flow process chart,bimanualness(etc.)methods can ensure make improvements on layout,module allocation and process merge.It can reduce 2 staffs and save cost on each work line because of the short on distance and downtime.The last part of this essay is focus on change module during process,and indicate using new way to change module during process can lower downtime and provide efficient work process.To sum up,there has 13.2%increasing on work line balance rate,and decrease 24%on raw material moving distance,it also saved 41%on change module time cost.And then,this essay is pursuing Lean Production,and giving diagnostic method and resolutions,which are also can applied for other small and medium enterprises as reference.
