With the medical policy reform of the state and increasingly severe medical market competition,large group enterprises are facing major reform.In order to occupy a place in the seller’s market of medical field,HY Group is constantly exploring its own path of development to meet the market policy,fitting Product features road of development.The mainstays of HY Group are a few pharmaceutical production enterprises.In the traditional mode,each pharmaceutical production enterprise was independent operation,independent accounting,The overlap didn’t exist in operation,management and business between each enterprise.Group only as a profit management center,the group assigned profit target to the enterprises,and the enterprises should turn over profit to the group every year.In the perspective of management,completely delegating the rights and responsibility.Proceeding from actual conditions of HY Group,this paper analyzed and studied all kinds of problems in the original operation management mode,including the bidding and purchasing,production and operation management,sales management and financial management.It fully demonstrated the necessity of the production and marketing.HY Group formally proposed production and marketing separation model in 2013.This change was divided into three stages.The first stage was setting up Marketing of HY group co.,LTD,which served as a business company to market all products of HY group Sanjing Pharmacy and Harbin 6th Medicine Factory.The second stage again merged existing sales company of HY group(mainly engaged in basic medicine and generic drug).The third stage was combining all sales business of the group’s affiliated enterprises.Final new company sales HY Group all production.The reform of sales also led to the formation of other changes.After a few years of gradual integration,the group ultimately achieved five strategic planning objectives.Marketing concentration,centralized purchasing,production concentration,centralized financial sharing,IT concentration.Distributors cooperating with HY Group were authorized as specified monopolies in a region.It shortened the profit chain and maximized the profit of the group.Because of the core business procedure,fine management,the demand for information support system was particularly eager.Aiming at the management position,the demand of information technology support was put forward.Through the specific analysis of each requirement,the IT development plan of HY Group was constructed.And the operation management requirements of the production and sales separation were realized through the six main systems,which were the ERP system of group version,customer relationship management(CRM)system,logistics management information system,bar code traceability information system,terminal sales information collection system,Business Intelligence(BI).And the information-based solutions of the fine management were given.
