Lean Six Sigma is the most advanced and effective management methods at present.It is an organic combination of lean production and six sigma management,to optimize process ?enhance speed and reduce variation,in order to reduce the cost,enhance the competitiveness of enterprise.This paper take the project of increasing machine efficiency for P Company as an example,to introduce the practical application of Lean Six Sigma method in improving the production efficiency.Project use DMAIC model,follow Definition?Measure?Analyze?Improve?Control five steps to solve the problem of Low production capacity due to the insufficient operational efficiency of machine.In the aspects of problem importance analysis?influencing factors analysis? improvement measures?methods evaluation and control overall use Lean Six Sigma tools and methods.Through the extruder machine's(Core equipment of P Company)activities and time analysis,establish the process improvement by manage the external time and internal time of extruder machine,and evaluate it by statistical test method of Six Sigma.And for extruder internal time,using the ECRS technology and the parallel operation of lean production methods,to reduce it and increase the output.The successful implementation of the project has solved the problem of insufficient capacity for P Company and achieved very satisfactory results.In the past seven month the cumulative revenue has reached $270,542.
