Program management is everywhere,the success of company program management decide company survive and development.More and more enterprises realize the importance of program management,the level of program management is an important indicate for program success.Program management is a changeable and unknown process control,which has lots of uncertain factors.Program managers need to have an overall coordination with program characteristics and company strategy.No successful program management can live without quality,timing and cost,besides,communication management is the key to program success.The article uses A company as an objective to analyze A company program status,which is described from 4 aspects: from program quality management,which includes initial technical communication involvement not sufficient,exported supplier management not robust,responsible people is vague for mass production quality issues,PPAP sign off lead time too long issues;from program timing management,including required timing conflict between different departments,process lengthy issue;program cost management includes CE competence not sufficient,sales take the liberty to promise customer timing,cost reduction willing not strong except for purchase department,cost reduction pressure use products quality to sacrifice;from program communication management,including meeting efficiency issue,low core team member decision power,program manager responsibility and power non-equivalent,cross cultural communication difficulties from timing difference,language problem and culture difference.Regarding to these four aspects,the paper provides relevant improving actions.From program quality management aspect,A company to improve involvement in project initial phase,strengthen export supplier management,change and confirm quality issue leader for mass production,re-structure the organization;from project timing management,to unify core team KPI and set up process optimization team;from program cost management: reinforce CE team ability,strictly implement process for all functional teams,re-set cost reduction KPI,and improve engineering competence growth;from program communication aspect,to change core team representative,increase the power of program managers and intensify the communication training,implement flexible working hours and intensify language and culture training.Besides all these actions,the paper provide the guarantee suggestions from organization,resource,process control and performance evaluation and culture aspects.The paper provides some new thoughts to company A to program management,which not only brings certain referential significance to A company but also to the whole manufacturing industry.
