| With complicated global trade environment,China’s macro economy downward pressure increase,China’s auto market has smooth transition from rapid growth to maturity,in the stage of transformation and upgrading from quantity to quality,NVH(Noise,Vibration and Harshness)performance of auto as one of the most easy to be perceived by passengers performance,has gradually become the focus of all major vehicle manufacturers product research and development,also the selling point of product market competition.In order to adapt to the transformation and upgrading of the auto industry and the trend of diversified development,National automobile group company continues to carry out in-depth reform,and vigorously research and development of its Zhongqi cars has become the main content of strategic adjustment,with emphasis on intelligent,electric and the development of post-market.However,as an independent brand with a low market share and a single customer group,the improvement of its "quality" is the key to brand building,and product NVH performance research and development has become one of the important sub-projects of product research and development.Faced with a series of problems such as multi-project parallel development,tight development cycle,insufficient human resources and improvement of performance requirements,the NVH research and development institution of Zhongqi automobile has failed to guarantee the pass rate and quality of product performance research and development projects with its original functional management mode,and its project management improvement has become an urgent task.This paper takes the NVH performance research and development project management of National automobile group company as the research object.Firstly,SWOT analysis method is adopted to summarize the status quo of NVH performance research and development institutions of National automobile group company and discuss the project management mode of NVH performance research and development of other domestic automobile manufacturers.In combination with the theory of matrix management mode,the advantages and disadvantages of the functional management mode and matrix management mode are compared and analyzed,and the improvement mode of matrix project management that meets the strategic requirements of the group is put forward to optimize the allocation of structure and resources,improve the efficiency and quality of product r&d project management.Focusing on the four elements of project management proposed by lewis,namely performance,cost,time and scale(P,C,T and S),this paper discusses the key problems existing in each element and proposes improvement plans.In terms of performance,the NVH product r&d process standardized management was enhanced by combining IATF 16949 automobile industry quality management system,and the submission management was conducted through the it-oriented knowledge base.The failure modes in the r&d process were summarized and expanded.In terms of cost dimension,manage and improve the estimation and control of labor hours and product r&d cost.In terms of time dimension,WBS method was used to break down the project work,and gantt chart was used to establish the schedule,point check and monitor the project progress.In the dimension of scale,identify the r&d categories,and "incubate" the business ability of product planning ahead of product r&d and solving quality problems in the backward market,so as to form the NVH performance r&d project management for the whole life cycle of products.In order to guarantee the implementation of the improvement plan,this paper puts forward the "7421"management guarantee system,and establishes the management scoring model by combining it with the eight-step theory of Toyota.By the analysis and improvement of NVH performance project management’s problem of Zhongqi car,this article establish product project management mode,which has a rapid response mechanism,products as the core and function support,so as to adapt to the demand and support parallel product research and development,enhance Zhongqi auto’NVH performance,and make it to be a highlight of the product competitiveness and selling point. |
