In recent years,with the support of the policy of vigorously promoting commercial concrete in China,the traditional production mode of on-site proportioning and mixing has basically been replaced by the intensive production mode of commercial concrete factory.Commodity concrete has a more stable quality,has a certain scale effect,can make the construction speed faster,has been widely used by construction units.However,the concrete industry is facing such problems as disorderly competition among industries,shortage of raw materials and higher requirements for environmental protection,which put forward higher requirements for the strategic management of commercial concrete enterprises.Chongqing H Company is an enterprise engaged in the sale,production and transportation of commercial concrete.After more than ten years of development,it has the ability to produce various commercial concrete and premixed mortar.However,it has been puzzled by the double squeeze of suppliers and customers,the high cost of enterprises,the weak competitiveness of products,and the weak enforcement of company regulations.This paper intends to analyze the market environment and operation status of Chongqing H Company,then use SWOT analysis model to find out the company's operation status,and analyze the company's existing problems through questionnaire survey results.Based on the above problems,four competitive strategies are established and QSPM matrix is used to objectively select the strategy suitable for the company's development,that is,to implement the total cost leadership as the primary goal.On this basis,the strategic idea of differentiating service into the second goal is put forward.Specific measures are formulated for this strategy,including value chain management to gain cost leadership,resource recovery and reuse system to cope with the problem of excessive production costs,and intelligent sales system to differentiate customer service to improve the competitiveness of enterprises in the market.After formulating the competitive strategy,Chongqing H Company implemented the specific contents of the strategic measures from the stage of strategy initiation,strategy introduction,strategy implementation and strategy adjustment to the company's daily actions.At the same time,it provided supporting measures for the implementation of the strategy,including enhancing the brand culture of the enterprise,optimizing the organizational structure of the enterprise,improving the information management system and strengthening human resources.Management and improvement of financial resources management,thus effectively guaranteeing the smooth progress of strategic measures of Chongqing H Company,in order to establish the competitive advantage of Chongqing H Company and enhance its market position.
