After years of development,G has grown into a more mature company in the thermal engineering industry.However,in the rapid development of recent years,the company has many potential and significant problems in project management.How to solve these problems to improve the company's thermal engineering project management capabilities has become a major challenge for its long-term development.To this end,this paper first summarizes the problems existing in the thermal engineering project of G Company through field research and interviews,including the establishment of long-term cooperation mechanism with developers,low cooperation with surrounding residents,project department and functional department.The phenomenon of intertwining is serious,the contact with key stakeholders such as the design institute is insufficient,the employee satisfaction is low,and the company's long-term development is insufficient.The existence of these problems indicates that G's current project management capabilities are seriously inadequate.The project is a platform to meet the needs of stakeholders,and the project management capability is also improved to better meet the needs of stakeholders.Therefore,this paper cuts in from the perspective of stakeholders and proposes strategies to solve the above problems to improve project management capabilities.Specifically,it identifies the stakeholders of the thermal engineering project and their needs,and analyzes the key stakeholder needs in the current project from the two aspects of the importance of the demand and the current state of the demand,including:High-level,project participants get growth,functional departments provide timely and reasonable human and material resources,project needs are clear and specific,assist Party A to design thermal engineering parameters,and design design projects coordinated with the design institute.Based on the above-mentioned key requirements,combined with the management problems of G company's thermal engineering project,two strategies of project organization structure adjustment and project standardization were designed.Among them,the project organizational structure adjustment strategy includes node adjustment and relationship adjustment.The former mainly added quality system responsible teachers and project management offices in the organizational structure.The latter mainly redesigns or adds the information transfer and performance appraisal relationship between the project manager,the project department,the project management office,and the functional departments around the relationship between the project manager and the department manager,so as to ensure that the project manager can effectively call the functional department.Human and material resources.Project standardization is mainly carried out from two aspects:regular activities and special activities.Among them,the former includes material procurement acceptance,construction preparation,inspection and general quality process control;the latter involves welding heat treatment,non-destructive testing,physical and chemical testing quality control.
