In 2004,The US auto parts manufactures J company in Shanghai Jia Ding plant.4 million dollar for investment,building area of 30,000 square meters,the main production of auto parts a hood cover,gearbox cover cap,pipe fittings and so on into the auto industry in China market,with its brand advantage to quickly covered all the cars factory,with the enlargement of the business and the rapid development if auto industry at the time.In 2013,J company invested 20 million dollar in kunshan to build 25,000 square meters area.Setting up another production base,the main customers for Ford,GM,BMW,etc..The company has dozens of sets of advanced CNC processing equipment,mainly engaged in the nodular cast iron,aluminum alloy die-casting,and precision aluminum gravity casting and forging,has now formed the production capacity of annual output 4 million pieces,with the annual output from 5,000 to 1,000,000 pieces of different batch auto parts machining processing ability.Since its establishment,the company has been continuously expanding the domestic and foreign markets.Relying on the investors' nearly 46 years of OEM experience in the automotive industry,the company can provide customers with the overall solution from design,manufacturing,to logistics and service.With the blowout of the Chinese auto market,in the recent 10 years company has been expanding its production line,constantly receiving new orders and receiving newly developed auto samples.At that time,there was not much consideration on how to optimize the manufacturing mode of cost,as long as there were new products,there would be high profits.However,the current problem is that with the saturation of the market of the auto industry,the continuous decline of auto profits,the previous bold production model caused by the expansion has been unable to bring profits to the company,and the company needs new production lines and new equipment to keep up with market demand,and the current level of profit cannot support these,the company to consider the idea of profit maximization is imminent,Based on the analysis of the profit structure,the company finds that there is great room for improvement in terms of quality cost,efficiency,inventory and personnel cost,and OEE,which measures the effective utilization rate of equipment,is a good tool to improve their indicators.This paper from the basic concept of OEE and structure analysis,using the lean improvement tools and techniques to help enterprises to improve production processes,and some specific problems in the process of production for J company,such as equipment downtime,Set up time,Time study,the implementation of the TPM,bottleneck process validation,comprehensive research and the use of value stream mapping and so on.This study will have a strong guiding significance to the utilization rate of equipment,personnel efficiency,waste reduction,production cost and so on.In this paper,lean thinking is adopted,OEE is taken the starting point,and a number of improvement methods are used to identify problems and solve them in different ways,Overall and comprehensive solution to field efficiency problems,from the profit analysis table,the analysis is conducted layer by layer,and finally from the profit to the most detailed problems such as the direction of a screw,this Plato and 5why analysis method is helpful for the larger research of small problems.
