| Hybrid electric vehicles and electric vehicles are becoming more and more common in industrial institutions,and the competition of technological innovation is becoming more and more fierce.In 2016,S company put the word "lean process" into its core values for the first time when it revised its corporate vision and core values.Under the guidance of this new value,the major oems of S company started a new round of lean improvement activities.First of all,based on the actual situation of S company,this paper finds out the existing problems in production management through comparative analysis with benchmark enterprise Y company.First,there is insufficient equalization of production,inconsistent work intensity of employees,and great room for improvement of hourly production efficiency.Second,the key and difficult quality problems have not been effectively solved,and the product quality control is still in the post control,without the prevention in advance.Third,In the production process,equipment operation failure often occurs,major equipment failure occurs from time to time,and the equipment operation rate is unstable.Fourth,employees are not highly motivated,and their initiative and participation in improving activities are insufficient.Secondly,aiming at the above problems,the paper puts forward the lean production management methods and strategies adopted by the workshop.First,improved production balance(TOC).Second,quality problem optimization(LQM).Third,improve people management(TIM).Fourth,equipment operation stability improvement(TPM).Finally,the paper puts forward the safeguard measures for S company’s coating workshop to implement lean management.First,establish a continuous lean improvement mechanism;Second,the establishment of maintenance incentive mechanism;Third,establish lean production management system and prepare lean production management manual. |
