Lean Six Sigma is the integration of "Lean Speed" and "Six Sigma Quality".With the increasingly fierce market competition and increasing pressure from both inside and outside enterprises,more and more enterprise managers are offering high-quality services and products to customers in order to reduce costs and shorten the pre-operation period.We began to pay more attention to the application of Lean Six Sigma in the company.In order to maximize customer satisfaction and loyalty,and obtain a higher market share,enterprises can obtain unprecedented financial returns by sustained and rapid improvement,reducing capital investment,improving efficiency and market response ability,and gaining the advantages that competitors are difficult to imitate.At present,more and more Chinese enterprises have begun to explore Lean Six Sigma management methods,but few successful implementation of Lean Six Sigma.How to effectively combine the characteristics of Chinese enterprises,the successful implementation of Lean Six Sigma is a difficult problem faced by many enterprises.The purpose of this paper is to elaborate the application and achievements of Lean Six Sigma and its series of tools throughout the DMAIC framework in the production process of Q Company,and to make in-depth discussion and analysis,and then put forward some useful suggestions for domestic enterprises.Promotion and promotion of Lean Six Sigma.On the basis of reviewing foreign research results,this paper discusses the basic ideas and steps of lean production and Six Sigma DMAIC system.Through the analysis of Lean Six Sigma System in Q Company's project of reducing PAD PQC retest rate,a Lean Six Sigma Project Management System is established,and the project selection,application and steps of Lean Six Sigma DMAIC method in specific projects are defined.1.The concept of Quick Case Improvement(QCI)is proposed.Every employee of the company needs to propose QCI every month to make small cumulative innovations bigger.2.In the D phase of DMAIC project application analysis,the tree diagram is used to define the project that the project team needs to improve.Secondly,the project charter is worked out,so that the opportunity for improvement,the scope of improvement,the project objectives,the progress of the project,the project members can see at a glance.3.In the process of project application analysis of DMAIC project mode,MSA plan is made in M phase,and the score of potential impact factors is obtained by using causality matrix.The potential failure modes are applied to analyze these potential impact factors.4.In the phase I of DMAIC project application analysis,the six-step management method of gold sample standard value is proposed,and the process of selecting gold sample is proposed.The standard value management of the gold sample follows the six-step management method and the establishment of the gold sample selection process to improve the company's gold sample management and selection standardization.Based on the previous research results,this paper puts forward the theoretical framework of Lean Six Sigma Production Model and the basic idea of Lean Six Sigma Tools,summarizes the specific application methods and steps of Lean Six Sigma Tool DMAIC in this project,which has a certain reference for the implementation of Lean Six Sigma Tool DMAIC in SMEs.Significance.
