YH company is a professional and technical enterprises.It's S-type cable maintenance business is an important source of revenueforthecompanyandwas regarded as the star product.However,in recent years,the dramatic changes in the market environment have made the company's operating costs keep rising.So it is urgent to reduce operating costs by optimizing production processes and improving production efficiency.In this study,we focus on the optimization of S-type cable maintenance process.Firstly,through process status and corresponding Value Stream Mapping,there are a series of problems explored in YH company,such as complex process,uneven idleness of production line workers,serious waste of walking,high WIP inventory,etc.Then the factors that may lead to the improvement of the efficiency of S-type cable maintenance process are systematically and comprehensively analyzed by using Fishbone Diagram from five aspects:human,machine,material,method and environmental.The key directions of process optimization are put forward according to the influence degree of each factor,difficulty of improvement,cost and effect of improvement.1)Through the mechanization and automation of the production tools and equipment,the production efficiency of the process is improved.2)In the existing maintenance process,the non-value-added links would be deleted,merged and adjustedthrough ECRS analysis method to shorten the maintenance process cycle.3)Maintenance processes would be further adjusted and merged to achieve the balanced productionby the analysis of the balance degree of the production line.4)Layout analysis method is used to analyze the moving waste in the process in the perspective of equipment and process layout,which reduces the moving waste in the production process.5)High WIP inventory leads to low production efficiency.With the establishment of pull-type production mode,on-site items and the method of visual management mechanism,production efficiency can be effectivelyimproved.After the implementation of the optimization scheme,the maintenance process of S-type cable has been simplified by 35%,the product delivery cycle has been shortened by 26%,the bottlenecks have been broken through,and the automation and less manpower of the maintenance process has been realized.The transportation distance,WIP inventory,production line balance and other indicators all meet the design objectives of the optimization scheme.The Optimization Research of S-type cable maintenance process shows that the combination of process optimization and lean production theory and tools has significant effect on optimizing enterprise production process,eliminating waste in production process and improving enterprise production efficiency.
