When the mobile Internet has caused a profound technological change in the world,as a leader of traditional Chinese IT companies,L company is facing enormous challenges.On the one hand,smartphones and tablets have become the biggest substitute for PCs with their friendly interface,strong portability and massive applications.They have taken away a large number of potential PC users,causing the PC market to decline at a double-digit rate year on year.At the same time,the strong impact of competitors such as Huawei and Xiaomi have caused L company's market share and revenue to drop sharply.On the other hand,the company`s internal management`s mind-set has been becoming more and more solidified,lacking of product innovation and slow to the market reaction.To face these problems,L company needs to seriously and systematically analyzed the new trend of external environment,industry and competitors,combine its core competitiveness and dynamic capabilities so that to fundamentally reverse the current unfavorable situation and achieve sustainable and healthy development of the enterprise.This paper uses literature analysis,case analysis and interview methods to systematically study the selection and implementation of L company's transformation strategy.Firstly,through systematic review of relevant documents such as strategic transformation,enterprise core competitiveness and dynamic capabilities,understand the current theoretical developments and provide relevant theoretical basis.Then,select strategic analysis tools such as PEST analysis,Porter's five-force analysis model,and SWOT analysis as the major tools of analysis.Secondly,through the collation of relevant documents and based on the results of interviews with managers,understand the main problems that L company is facing.Thirdly,through in-depth analysis of the macro,industry and micro environment,identify the opportunities and challenges as well as the advantages and disadvantages,finally proposes the vision and goal of strategic transformation for L company and formulate corporate re-nuclearization strategy and diversified development strategy.As for implementation,it is proposed that L company should adopt three-wave-strategies,global-R&D-synergy-strategy,diversified-innovation-strategy,etc.,and proposes five dimensions: organization,finance,human resources,corporate culture and risk prevention and control.Corresponding safeguards ensure that the implementation of the strategy achieves the desired results.Finally,the conclusions of the study are summarized,and the limitations and future prospects of the research are proposed.The research not only helps L company to fully understand the internal and external situation,but also actively seeks to solve the existing problem,and find a sustainable development path.It has significant enlightenment and reference for similar IT company which is in the same situation as L company.
