The research object of this paper--commercial real estate company A,whose main business is commercial retail,and the research period is operation period.Company A is the shopping center integrating shopping,catering,entertainment,culture and leisure.Its consumer group is mainly the emerging middle class with the mainstream of the young and new generation.Its brand positioning is the urban complex formed by the combination of apartments and houses with the characteristics of youth,fashion and trend.Along with the continuous development of science and technology,derived from different consumer demand,customer base,consumption patterns,and commercial real estate market competition intensifies,budget cuts,shorter time,the business environment changes faster and faster,in order to adapt to change management,to meet customer demand,response to market competition,etc.,the renovation project as may be required at the same time to complete.Although the target of multiple projects shall be implemented,but all items in a certain period of time over the use of the urgency of the resource requirements and delivery time is not consistent.If the traditional single project schedule management is still adopted to minimize the cycle of each stage,so that each project ends sooner,such management mode will cause competition and serious conflict of human resources,materials,equipment and facilities,and time.Company A needs to face the complex and changeable environment inside and outside at the same time.Through multi-project schedule management,it can effectively and reasonably adjust the pace of each project in real time,alleviate the peak demand for resources,make project delivery more flexible,and finally achieve the goals of each project.Therefore,it is necessary to establish and continuously optimize the multi-project schedule and control scheme.Based on the investigation of multi-project schedule management of multi-a company and the combination of theory and practice,this paper makes the multi-project schedule plan and control scheme of A company.It is guided by the project management process to optimize the functional organizational structure and establish multi-project organizational structure;Optimize the whole process of the project in five stages according to the principle of project management process orientation and responsibility matching;According to the project implementation process,WBS work is decomposed in A tabulated manner.Guided by the project progress plan and control tools and methods,the multi-project work activities of A company are sorted and duration estimated to form A multi-project progress plan.According to the multi-project priority theory,make multi-project resource allocation strategy;According to the project progress control tools and methods,develop the progress control plan from five aspects including the implementation principle,target setting,control approach,deviation correction measures and control process of multi-project progress control of company A;In order to ensure the progress of the plan as planned,the implementation measures of the multi-project schedule plan and control plan of company A are formulated by considering the three aspects of strategies,difficulties and steps respectively.This paper can provide A company project management employees,department managers and executives to provide more project progress plan and control theory knowledge,which can improve company A more systematic project management level,to promote the company strategic ground,organizational efficiency,compound talent training,at the same time also for our country commercial real estate operating period more project management in project management ideas.
