In a global sourcing environment,in order to improve the competitiveness of market and promote the development of enterprise,enterprise should not only reply on the internal strength,but also on the strength of the whole supply chain.Problems from any link of supplier chain will bring trouble to operation of enterprise.As the most upstream supplier of the supplier chain,the product price,product quality and product delivery time from supplier will affect the final market sales of enterprise according to the bullwhip effect.Hence,it is particularly important for enterprises to strengthen supplier management,among which supplier quality management is one of the most important and basic content.In recent years,ML company has achieved an annual sales growth of 20%,its products are designed and developed by itself,and 80% of its products are produced by outsourced supplier.Supplier quality management will bring a huge impact to the operation of enterprise.How to optimize the resource integration of supplier and how to improve the product quality while reducing the cost to maintain its competitive position in the market based on the existing supplier quality management of ML.Based on the current situation of ML,this paper chooses the existing full-cycle supplier quality management for case study and analysis.In this paper,through collecting relevant literature,ML company related data and cases to analyze the present situation and the existing problems at supplier selection stage,new product development and mass production stage.And at the same time,optimize the problems of ML full cycle quality management by combined with the existing quality mangament and supplier quality management theory,ML actual situation of supplier quality management.Through research and analysis,it can be concluded that: First,the problem exsiting in supplier selection stage include no supplier classification management,imperfect supplier assessment system,defects in supplier audit and insufficient information communication before introduction of suppliers.Put forward corresponding suggestions are to do the supplier classification management;optimize supplier evaluation index;optimize the fairness of supplier audit;Full communication with suppliers before introduction is required before supplier introduction.Second,in the new product development phase,the quality planning of suppliers in early stage of new product development is not perfect,and the setting of supplier performance appraisal is not scientific.The corresponding improvement suggestions in product development stage: invite suppliers to participate in the product design;create the process FMEA with supplier together before sample production;verify and close the problems by using PDCA principle at the current stage;provide the related documents as per the PPAP level 3 requirements;establish and unifythe process audit standard;create the product defects standard grade;optimize performance appraisal requirements;do the feedback of performance appraisal regularly.Third,in the mass production phase,there are problems such as insufficient monitoring of the supplier internal process and quality control,imperfect internal quality management ability in supplier internal,and no survival of the fittest to supplier performance assessment.The corresponding improvement suggestions are to establish the information sharing platform;establish production process qualitative and quantitative requirements with supplier;supplier quality management engineer needs to go to the supplier site for regular audit;establish supplier training requirements;suppliers need to take incentive measures to employees;set the condition for the supplier improvement;rank supplier level;establish an effective supplier incentive mechanism;review and share supplier performance with suppliers regularly.The research conclusion of this paper can provide theoretical basis for the supplier quality management of ML company,also hope to provide meaningful reference for other enterprises.
