Company R is a world-renowned engineering technology company with products in the automotive,aerospace,medical and other industries,and is a world leader in industrial measurement.The five-axis measurement system developed by it is the world's first and attracts much attention.The development of R's industrial measurement business has maintained rapid growth in the past decade,but with the advent of the cold winter in the automotive industry,there has been a first negative growth in corporate earnings.Along with a series of policy adjustments to reduce costs in the automotive industry,R Company began to adopt a special form of CMM technology retrofit projects and provide customers with more economical business models to respond to market changes.However,in the specific project,there were many quality problems and defects,and nearly 100 customer complaints occurred during the project.This not only caused the project schedule to lag behind by 68 days,the project cost increased by nearly 25%,but also made the customer extremely dissatisfied with Company R.These issues not only affect the current project progress and customer relationships,but also affect the development of subsequent projects,as well as the business development of other auto plants and related auto parts suppliers.Therefore,the quality management problem of the CMM technology retrofit project needs to be solved urgently.This paper studies the quality management of CMM technology retrofit projects.Applying Six Sigma's DMAIC process as the management core,combining histograms,measurement system analysis,and cause and effect analysis to find the factors that cause 90% of project quality problems,and analyze and improve these factors.First of all,the background and composition of the R company renovation project are introduced,and the importance analysis of project quality management is performed.Secondly,DMAIC was used to define,measure and analyze project quality issues.During the definition phase,the project goals and plans were determined,and the quality problem records and customer complaints were analyzed and summarized using the arrangement chart method.It was concluded that the project had insufficient CMM measurement capabilities,unacceptable accuracy acceptance,fixture failure,maintenance and other problems.Among them,the measurement capacity is insufficient,the accuracy acceptance is unqualified,and fixture failure accounts for 91%.During the measurement and analysis stages,experimental designs and analyses were performed for factors affecting measurement capabilities such as vibration,temperature changes,and equipment layout.The experimental design and calculation of the analysis of variance(ANOVA)method were carried out on the front of the measurement system effectiveness analysis(MSA).Statistics and analysis are performed on the problems caused by the accuracy acceptance process and the defects of the workpiece fixture.Third,in the phase of DMAIC's improvement and control of the project quality,three shortcomings affecting the measurement capability of the equipment were resolved through experimental design and improvement schemes based on processes and procedures: vibration,temperature changes,and equipment space layout.Through the improvement of the measurement accuracy acceptance process,the accuracy acceptance cycle has been greatly reduced.Through the quality defect improvement activities of the workpiece fixture,the failure rate is greatly reduced.Combined with the SPC control and the formulation of standard documents,the equipment performance after the project has reached a 20% improvement in measurement accuracy.In the end,the measurement efficiency of the cylinder block,cylinder head,and crankshaft increased by 128%,159%,and 131%,respectively.The research work of the thesis will not only improve the quality of R company project delivery,but also provide a lot of experience and help for future project development.It can be seen that through the continuous improvement activities of DMAIC,the effective resolution of many project quality issues not only improves project quality,reduces project costs,shortens project cycles,but also enables companies to gain a lot of experience in project quality management and form compliance Enterprise-specific management models and methods.The gradually mature project team and project quality management guidance documents can help enterprises to obtain greater benefits in future projects.More importantly,CMM technology retrofit project cases have been successfully established in the automotive industry,and excellent project delivery quality can bring huge help to business development.In addition,it can also provide a reference for CMM technology retrofit projects in the industry,correct each other,and learn from each other's strengths.
