As competition in the market has intensified,more and more enterprises begin to do project management in the face of the need of simultaneous implementation of numerous projects.While the project management faced by manufacturing enterprises has transfered from single-project management to interconnected multi-project management.Compared with the single-project management,multi-project management have to face many problems,such as priority decisions between multi projects,rational allocation of resources and coordination of resource conflicts.All these problems lead to great difficulties in the schedule management of multi-project.How to ensure the cost and quality of the project and meet the expectations of multiple clients on the project schedule in a limited and constantly conflicting resource environment has become the focus and difficulty of multi-project management.Many enterprises are limited by the objective situation of project management level and insufficient resources when implementing multi-project management,which lead to multi-project progress often fails to meet project requirements.CF company has encountered multi-project progress management problems.By analyzing the causes of the problems,then formulating multi-project progress management optimization plans according to the causes,and selecting the plan of pilot project verification and optimization,etc.,this paper provides feasible ways for improving the company's multi-project progress management.In order to find out the problems and causes of the company's multi-project progress management,the author collected the main problems in the company's project management through the issuance of questionnaires,research and interviews with relevant project managers of the company,and then used the Cause and effect diagram to analyze and summarize the main causes of the problem.The author found the following main reasons that lead to the company's multi-project management problems:irrational in the setup of project management organization and structure,lack of the judgement of the project priority,unreasonable in determining project priority and in using project key chain and setting project resource buffer,and lack of effective monitoring and management of project progress.In this paper,by using a series of effective measures,including setting a reasonableproject organization structure,formulating the principle of project priority judgment,combining the capacity assessment model to conduct overall project evaluation,recognizing the constraint resources,identifying and managing the project key chain,and setting a reasonable buffer zone for the project,optimizing project progress,strengthening project progress supervision and condition,the author ultimately helped the company to improve the multi-project progress management level.Pilot was successfully launched in the company's LEAP project and TRENT project and achieved the expected results.
