In 2019,the growth of global automobile market is slow and the market is weak.The production and sales of passenger cars in China are 21.36 million and 21.44 million respectively,which are down 9.2% and 9.6% respectively compared with that in 2018,showing negative growth.It has been a cold winter for nearly 30 years.The report of Shi Jianhua,Deputy Secretary General of China Automobile Association,stressed that: according to the data analysis of negative growth in the automobile industry in 2019,it will continue to decline in 2020;Ford,Volkswagen,general motors,Chrysler,Land Rover,Nissan,all of these automobile giants have been greatly affected.Automobile production and sales can not meet the set target,resulting in unsalable,resulting in overstocking.We can only reduce production capacity,close some factories,reduce costs and increase profits to maintain the company’s operation.With the decline of domestic economic growth rate,users hold money to wait and see;automobile environmental protection standards switch,national five emission standards to national six emission standards transformation and upgrading;Sino US trade and economic friction;new energy vehicle subsidies decline and other factors,the competition between automobile enterprises will become white hot,and the pressure will be even greater.BW automobile is a German brand controlled by Chinese capital.It was founded in Bremen,Germany in 1919 by Karl Bauer,and officially entered China in March2015.It belongs to a new brand and young manufacturer in China.In competition with many mature brand cars,the market competition pressure is very huge.In order to cope with the fierce market competition environment and to develop rapidly,we must expand the market outside,tap the potential inside,reduce the cost and increase efficiency,and improve the market share and profit.The most direct and effective way to improve the company’s profit is to tap the potential internally,reduce the cost and increase efficiency.The biggest cost of vehicles is the manufacturing cost.The core of reducing the manufacturing cost is: large-scale production and improving the manufacturing efficiency.The source of large-scale production and improvement of manufacturing efficiency is the process production line of factory manufacturing vehicles.Only by controlling from the source,the cost is reduced and the profit is high,the market competitiveness of the enterprise will be greater.As the source of BW company’s assembly plant,interior decoration production line plays an important role in improving production efficiency.Based on the current hot issues in the automotive industry and the actual production status of BW vehicles,this paper selects BW automotive interior line as the starting point,and takes "improving the production efficiency of BW automotive interior line" as the research topic and carries out the key research.On the basis of literature review and field investigation,this paper mainly focuses on lean production,standard operation,5M1 E,ECRS,production line balance,incentive theory and other management methods to analyze and solve the problems of interior line affecting efficiency.Using scientific tools such as fishbone diagram and mountain plot diagram to put forward alternative improvement plan,completely eliminate production bottleneck and solve the biggest cost control problem of the company.The production efficiency was improved from JPH27 beat to JPH50.3 beat,increased by 46%;FTQ quality key indicators: plate chain value increased by 7.07;road test value: increased by 160%,realizing "zero defect";100 defective offline vehicles decreased by 11%,from 12% before improvement to 1%,leading the industry level;achieved "zero" overtime management,and successfully created BW steam Car history and recorded in company history.In order to meet the market demand and diversified development,most of the domestic automobile manufacturers are generally implementing flexible and mixed model production mode.However,this kind of operation mode will lead to large waste of process layout and low production efficiency.It is very important to improve the global competitiveness of Chinese automobile,reduce the manufacturing cost,and promote lean production and standard operation management methods to automobile enterprises and parts suppliers.Through the research and operation of the production site,this paper provides BW with a set of solutions for efficiency improvement,production line balance,quality improvement and cost control,and solves its practical problems.At the same time,it also lays the foundation for the continuous improvement and the development of the industry in the future,especially for the independent brand vehicle enterprises and their supporting manufacturers.
