With the ever complicated market environment,the competition among enterprises has been getting more and more fierce,which is particularly highlighted in special automobile industry.Good upstream and downstream supply chain relations could greatly improve the market competitiveness of the enterprises in this industry,because the enterprises could enjoy more preferential product prices,more guaranteed product quality,and more on-schedule material delivery from upstream suppliers.On the contrary,enterprises that haven’t established completed supply chain relations with upstream and downstream enterprises would face numerous tough problems in material procurement,especially enterprises restricted only on level of “buying selectively with cash hand” and cargo source management would suffer more severe situation.In this paper,the procurement status of the trailer business department of Gansu Construction Investment Heavy Industry Technology Co.,Ltd.was taken as the subject to study the overall procurement status of the company.First of all,the status-quo of the procurement process,procurement cost management,and supplier management of the company was studied,based on which,four problems were figured out,including: high procurement cost,unstable quality of incoming materials,low on-schedule delivery rate of suppliers,and separated material procurement and actual production.Secondly,tools and methods like cost analysis model,fishbone diagram analysis method,and supplier perception model were applied to analyze the causes of these problems.After that,combining with the procurement management theories,procurement process theories,supplier management theories,the methods of Kraljic model,ABC material classification,periodical ordering model,quantitative ordering model,and vendor-managed inventory were applied to propose strategies for four aspects,including improvement of procurement process,optimization of supplier management,ABC material classification procurement,and application of vendor-managed inventory.Finally,three aspects of guarantee measures,including quality cultivation of procurement personnel,thinking way conversion of procurement personnel,and thinking way conversion of technical personnel were put forward.And the implementation effects of the improvement strategies were evaluated from four perspectives of procurement process,supplier management,ABC material classification procurement,and vendor-managed inventory.Through the optimization based on the research concerning how to improve the procurement management of Gansu Construction Investment Heavy Industry Technology Co.,Ltd.,the overall procurement management of the company has achieved remarkable results,sharply reduced procurement cost,and greatly improved profitability,which further improved the overall competitiveness of the company.The purpose of this study is to help improve the procurement management of the company,and provide reference to other enterprises with similar problems. |
