With the increasing attention to the safety of aerial work in our country,the market demand for special aerial work machinery is increasing.More and more enterprises pour into the sunrise industry of aerial work equipment,and the entry of industry giants also makes the industry increasingly competitive.H company is a vehicle mounted aerial work vehicle manufacturing type enterprise,the company’s product demand orders are a variety of small batch categories,the annual production of more than 1500 vehicles,product types are as high as more than 100.The overall production mode is semi mechanized and semi manual production,which is very different from the traditional automobile manufacturing industry and electronic product type enterprises,so it is difficult to transplant the modern enterprise management mode directly.In the whole research process,the author found that H company needs to introduce the theory of lean management because of extensive management,serious waste and low production efficiency.In the assembly line of aerial work vehicle,due to the unbalanced distribution of working time and many abnormal problems in the production process,the whole production line stops and goes,and the workload saturation of workers is not high;In production management,there is a lot of work in process backlog and low material turnover.Therefore,the main content of this study is to apply the theory of lean production management to the production practice of specific aerial work vehicle,to re plan the layout of the production process of aerial work products and to formulate and implement the lean management scheme,and to accurately improve the production management method through the analysis of actual production data and the application of relevant theoretical methods.This will provide valuable experience for the production management of H company in the future.Through the basic concepts and methods of lean production management,tools can be correctly applied to the assembly of aerial work vehicles to improve production efficiency and enhance the competitiveness of enterprises.Through the analysis of H company’s production value stream,it is found that the company’s production value-added rate is only 6%,the effective operation time is short and the efficiency is low.Then,DMAIC lean tool is used to define,measure,analyze and improve the production process,and a large number of waste points are found out.Aiming at the prominent problem of unbalanced operation of the production line,the production process is re divided,the process is divided,the production hours are re measured,and the balance rate is calculated to re adjust the production line.Through the above research,the production layout adjustment and production line balance improvement,the total assembly time of typical products in H company is effectively reduced,and the production line balance rate and production capacity are greatly improved.Taking gkz20 as an example,the total assembly time before the improvement is 4112.16 min.after the implementation of lean management improvement,the total assembly time is reduced to 3371.88 min and 740.28 min;The balance rate of production line increased from 71.4% to 85.23%,and the balance rate increased by 13.83%;The per capita hourly equivalent coefficient of KPI index of production department increased from 7.89 to 8.63,an increase of about 9.3%,and the comprehensive production efficiency improved significantly.There are 35 figures,15 tables and 51 references in this paper.
