| Since the 21 st century,market competition has been intensifying,and enterprises must seize the right moment and initiate changes at the right time in order to lead them to achieve continuous breakthrough and growth.Although FAW Jiefang has a glorious history,it is still facing external pressure and internal problems.FAW Jiefang seized the opportunity to carry out the IPD change project,with the overall goal of "business success and customer satisfaction",to build a replicable,sustainable,stable and highquality IPD management system to support FAW Jiefang’s strategic goal of "China’s No.1 and the world’s best".By building a replicable,sustainable,stable and highquality IPD management system,the project will support FAW Liberation to achieve its strategic goal of "China’s No.1 and the World’s Best".Through communication with leaders at all levels of the company and some employees,we found that the main problems in the IPD change project include: weak willingness to change,insufficient attention to change,difficulty in reaching change goals,and serious delays in the change project.According to the industry statistics,enterprises carry out a variety of management changes,the success of less,more failure.Statistics on the causes of failure reveal that they are mainly caused by people-related problems.Combined with the industry practice,reference to change management theories such as Lewin’s change model and Kotter’s eight steps of change,project management and Mc Kinsey’s 7S model,we found that the causes were mainly due to: lack of sufficient open communication in the change process,failure of the leadership to support or participate in the change with practical actions,insufficient grasp of the change goals,and insufficient resource input.To synthesize the above analysis,FAW Jiefang applied the change management method in the IPD change project.That is,change management around people should be carried out in the change project.Change management is to help the change to be implemented by means of communication,training,publicity,stakeholder management,and evaluation.In this paper,we analyze and discuss stakeholder management and change assessment in detail,corresponding them to each phase of the project,categorizing stakeholder management,and analyzing the methods,steps and means of management in detail.The communication design of change readiness assessment,acceptance assessment,and impact assessment is presented,and the application methods and scenarios are studied in detail,and sample cases are listed.A model of change leadership is summarized based on project implementation practices.The change management program of this paper was implemented in the process of carrying out the IPD change project,and the results of the change are presented in this paper.And in order to guarantee the implementation of FAW Jiefang’s change management program and the continuous development of multiple change projects in the future,the ability of change management is to be comprehensively improved.From the three dimensions of organization,process and IT,a permanent change management organization is established,management responsibilities are introduced,change management process documents are output to guide the development of change management work in the future,and a change knowledge platform is established as a way to share change information to help change culture take root. |
