At present,intelligence and networking are important directions for the future development of the automotive industry,and in vehicle gateways are one of the key components for achieving intelligence and networking in automobiles.With the continuous changes in customer needs and the acceleration of automotive iteration speed,the types of in vehicle gateway products are also increasing.The research and development tasks of in vehicle gateway products have become exceptionally heavy,and the requirements for research and development time are tight.The traditional research and development management model can no longer adapt to the market needs in this new situation,and there is an urgent need to optimize the original research and development management.This article takes the vehicle gateway project of H Company as the research object.Firstly,combined with the R&D situation of H Company,the main aspects involved in the R&D management of vehicle gateway are analyzed: R&D organizational structure,project planning,R&D process management,stability and maintainability of product quality;Secondly,the current status and existing problems in the research and development management of H company’s vehicle gateway were analyzed;Then,optimization design ideas and solutions were proposed: transforming the linear functional organizational structure into a matrix organizational structure;Add detailed task package planning,work hour planning,budget planning,and risk planning;Introducing agile development methods to change the R&D process from independent development by each project team to building agile teams from the project talent pool for development;Implement software and hardware decoupling strategy based on Auto SAR methodology;Finally,the optimization plan was implemented,and guarantee measures were provided and the implementation effect was analyzed.Research has found that:(1)in terms of organizational structure,by transforming a linear organizational structure into a matrix organizational structure,more flexible resource allocation and cross team collaboration can be achieved,thereby improving research and development efficiency and reducing costs.(2)In terms of project planning,by adding detailed task package planning,work hour planning,budget planning,and risk planning,better resource allocation and utilization can be achieved,avoiding resource waste,reducing costs,improving project delivery quality and punctuality,and improving customer satisfaction.(3)In terms of R&D process,by transforming each group’s order taking and delivery into a centralized and unified R&D process,and introducing agile development methods,we can improve R&D efficiency,reduce communication costs during the development process,and better meet customer needs.(4)In terms of stability and maintainability of product quality,decoupling software and hardware can improve product quality,reduce the probability of product problems and maintenance costs,and make products easier to upgrade and update,thereby improving customer satisfaction.
